There are so many products that on the surface are very similar, but they differ in their positioning and small adaptations that optimize for B2C or B2B. Think Box/Dropbox, WhatsApp/Slack, etc. Anthropic & OpenAI may be the best example of this. OpenAI has 65% of the traffic of major LLMs and does $13B in annual revenue. Anthropic has 2% of the traffic and does $7B in annual revenue. Revenue per 1% of LLM traffic is $200M for OpenAI and $3.5B for Anthropic. This is what happens with new markets. It's hard to predict what will be commoditized (chatbots) and what will capture the highest value. By default, most assume the best companies have to capture the most market. When in reality, sometimes the most durable companies capture the most revenue per customer. We're in an era that the largest companies are eating up market share, but then doesn't necessarily mean they will eat up wallet share in the long run.
