i took over a youtube channel for a nationally televised travel series. the last 9 uploads couldn't crack 1,000 views. the first video after changing the strategy hit 2.1k views in a few days. the only thing that changed was packaging and distribution. here's exactly what we changed 👇

then we changed the packaging. instead of describing the episode... we sold the curiosity. instead of uploading whenever... we built a consistent publishing schedule. we also introduced daily shorts to give the channel more opportunities to get discovered.

another mistake i see all the time: people build videos around what they want to talk about. youtube rewards videos built around what viewers are already searching for. that's a completely different mindset.

before touching a single title or thumbnail, i spent time researching competitors. not to copy them. to understand what youtube was already rewarding. i wanted answers to questions like: • what topics consistently get recommended? • what titles earn clicks? • what formats dominate? • what keywords keep showing up? once you know those answers, you're no longer guessing.

the biggest mistake businesses make is assuming youtube is a production problem. it's usually not. you don't need better cameras. you don't need more expensive editing. you don't even need better content. you need people to actually find the content you already have. that's where this channel was stuck.

So once I know the psychology, I reverse engineer it into video ideas. Every pain point becomes a video. Every doubt becomes a video. Every fear, every failed attempt, every hidden objection. Then inside the video itself, I hit those same pain points on purpose. One after another.

I go deep on the ICP. Not surface level "pain points." Real psychology. What are they afraid of. What have they already tried that failed. What are they embarrassed to admit. What outcome do they want so bad they can taste it. What is the story they tell themselves about why they have not solved this yet. Humans do not buy with logic. They buy with emotion, then justify it with logic.
