Weaving Risk and Strategy by Dave Snowden . So there are two principal axes, shown in black on the diagram 👇 1. The vertical domain builds on a key concept in Complexity work, namely emergence. Here, we contrast natural emergence, which involves letting things happen, with stimulated emergence, where we take action to understand what is probable or intervene to try to change those probabilities. 2. The horizontal dimension again highlights a key aspect of complexity work, namely granularity, contrasting coarse with fine-grained interventions, or energy commitments. Discussing energy relates to Estuarine Mapping, but you can simplify that to resource allocation. So on the right-hand side, we have a situation where we are betting the ranch, committing our resources to a single approach. On the left-hand side, any commitment is small and likely to be one of several parallel initiatives. That gives us four domains: 1. DIRECTED: This is a classic strategy approach. Through market research or other forms of analysis, we seek to identify what is possible, and then we commit our resources to achieve a result within that domain. 2. OPPORTUNISTIC: A more entrepreneurial approach, in which weak signal detection is key, involves betting the ranch once an opportunity emerges. In large companies, the failure rate of an open market is not feasible, and there is a substantial literature on entrepreneurship that does not receive the attention it deserves. 3. HYPOTHESIS: This is a complex domain, akin to Cynefin, in that we can’t afford to commit all our resources; however, there is a range of proposals or hypotheses about what would be the best course of action. The process here is to identify all hypotheses, test them for coherence, and then run a limited range of safe-to-fail probes to see what is feasible. 4. DISTRIBUTED: Here, we must find a radically new way to discover what is possible, which is not limited to hypotheses that can be tested for coherence. This is an area where I am particularly excited about the work we are doing in distributed resource allocation and decision-making. In WRAS (SE), the portfolio concept is critical; some initial work supports this, as illustrated to the right, and further work is needed on profiles.
