@millerck1225 @blueprintsmb22 Started a demo/junk removal company under two years ago. This is how I've been doing all my bidding. How many days do I think it will take, what are my additional costs, add together estimated total cost on job & plug in how much money we are comfortable making = bid. It works.

lol It was an email on Sunday at 6pm. Truly zero notice. Called my BD guy (semi-retired, lots of experience in general) and my ops manager and let them know. They talked me off the ledge and confirmed they were staying. Somehow I slept okay, knowing nothing could be done until the morning. The next day the ex-GM came to return his stuff. He did this before I arrived and apparently made a whole speech about how we were doomed. By the time I arrived, the team was angry and galvanized to prove him wrong. The thirst for revenge was a final gift from him. For estimating, I looked at my annual fixed cost and determined the break even number. Then, worked backwards with a target gross margin to figure out required revenue. Felt opposite of what it should be, but I had to anchor based on my debt. I settled on a gross margin target by simply gut checking what would be reasonable. For bids, I threw away all our unit cost sheets. We weren’t winning anyway. For every bid, it became “how many guys and how many days?”. Then add the target margin. That’s it. All happened on that first day. Hardest part was waiting 6 months to hear back. We pumped out a ton of bid volume and just hoped it would work. I leaned on the team’s anger at the prior GM to keep them onboard. Then in the first week of Feb it hit all at once. We’ve been trying to keep up ever since.

1 year ago, my GM/sr. estimator quit on me with no notice. said we were dead with no future. We had nobody else with his experience. I dropped everything and learned how to estimate from scratch. This led to a complete overhaul of all of our sales processes. 1 year ago, our largest ever project was about $100,000. Today, we have 6 such projects in progress concurrently and their avg value is $510k. His departure was the best thing that has ever happened to the business.

I spent five days backpacking in the wilderness with three total strangers and got deeper with them than people I’ve known my whole life. There’s just something about being deep in the wilderness. It strips you of everything. It's powerful and it's beautiful. I love it so much.
