Nvidia is the most powerful company in history to be held hostage by its own customers.
Microsoft just built their own chips. A Power Move.
Still using Nvidia's Chips, for powering up their own high level builds.
Using Nvidia's chips, they built their own successfully.
But right now, what they're focusing onto? Inference.
But is it truly that? Coz, its a pattern. A high paying tenant, with all the resources, and a Moat of Distribution, production, billions of users.
Would they keep paying high? A Margin of around 75%?
Someone who paid nearly 1% CAPEX To NVIDIA, NOW 75%.
Nope. They won't.
The Power struggle, is Real.
But. Nvidia.
The Specialists.
Operating Margins? Hit a record of around 63% as of early 2026.
One can build the House. But not the Power Grid, easily.
Microsoft has the silicon. But Nvidia has CUDA.
A Decade of Software, Libraries, and developer habits, that don't just switch overnight.
The Real Silent War :
Microsoft is betting on the Ecosystem.
Nvidia is betting on Execution.
One owns the Users. The other, owns the Brain.
My Take?
You can’t extract the Brain from the Specialist. Nvidia doesn't just make silicon, they encode the way the world thinks.
But you also can’t starve the Ecosystem. Microsoft owns the "End-to-End" workflow. They own the keyboard, the cloud, and the customer.
The Real 2026 Outcome:
We aren't looking at a winner-take-all. We are looking at a Bifurcation.
Microsoft will use their own chips for the "Utility" AI (the 80% of tasks that are routine).
But for the "Frontier" (the 20% that changes the world), they will still be forced to pay the Nvidia Tax.
The Specialist wins the Innovation. The Ecosystem wins the Margin.
Nvidia owns the Brain. Microsoft owns the Distribution.
In 2026, the question isn't 'who is faster?' It’s 'who is more indispensable?'
If you had to move your entire workload tomorrow, who would it be harder to leave?
The chip that runs it, or the ecosystem that sells it?
