I first started designing board games as a serious pursuit about 5 years ago.
There is so much advice I would give to my past self about the whole process.
Here is some of it:
1. You don't need a physical prototype and you don't need to mail it to publishers. I spent hundreds of dollars on colored wooden cubes, printing out maps and cards and buying boxes (like the one below) so I could send my little prototypes overseas to publishers. This was not necessary. Digital files are enough. And that includes for play-testing.
2. Pitching to a publisher is not as complicated as you think. I would agonize over little details and sometimes be too intimated or frightened of rejection to even send an email. But then once I got over this and started sending a lot of emails, I found it easier than expected to get signed up. Sure, you will get rejected a lot. But it's a numbers game. Keep making games and sending those emails.
3. Pick the right publisher. Some of them will not match well with your theme or style of game. Some are tiny operations that won't be able to get your project off the ground. Many of them have terrible marketing and will not be able to run a successful crowdfunding campaign for your game. Once you get multiple offers coming in for a design, research carefully before you pick one to go with.
4. Build a presence on social media. I chose Twitter/X because I prefer writing over videos or images. It's the best way to connect with people who can help solve your design problems, and it's a way to reach out to potential publishers, co-designers, developers, graphic designers and customers. My little account here, now with 3100 followers, is my most valuable asset. It's worth being here and engaging with lots of different people in the board game space.
5. This is related to the previous point. You need to put out a ton of content to market a game. Written interviews, video interviews, playthroughs, whatever. The publisher will usually not do this for you. You have to get out there and create the content yourself.
6. This process takes a really long time. And you make hardly any money, considering how many hours you put into it. But you already knew that right? 😉

So I've been thinking more about this 40K COIN game idea, even though my design schedule is full and I probably won't be able to begin prototyping until 2025. Here's my idea:
The game is fought on a single planet, with about 12 spaces. This includes special areas like a Spaceport, a Hive City, an old Imperial Shrine, etc. A deck of event cards will provide for things like aerial bombardment, intervention by the Inquisition, hidden relics, psykers, etc.
4 factions, each with their own goals and types of units:
Imperial Guard: Also includes the local Planetary Defence Forces. Their goal is control. Imperial control is established by having majority Imperial units in a space - Imperial Guard + Space Marines both contribute to Imperial control. They have Troops, Armour (gotta have the big guns and tanks) and Bases. The Bases are their logistical hubs and give them more actions. Imperial Bases will be a key target for the "insurgent" factions. Their actions include "Cleanse" which involves removing Tyranid Infestation markers and Chaos Corruption markers.
Space Marines: A Space Marine Chapter (maybe Ultramarines) has been dispatched to contain the Tyranid menace on the planet. They have a small number of elite and irreplaceable Troops - probably 10 (each one represents a company). They are there to kill the enemy and avoid casualties, so the Space Marines get points for killing enemy units and lose points for each Troop taken as a casualty. The Space Marines would start with no pieces on the map, but enter through their Orbital Drop action. They would be incredibly mobile, having something like an "Air Lift" action to rapidly shift forces around the map. Like the Imperial Guard, they have a "Cleanse" action for removing Infestation and Corruption.
Chaos: Their goal is to spread Corruption markers around the map. These represent local humans given over to worshipping the Chaos gods and functions like "Opposition" in a standard COIN game. These markers would come in 4 flavours - Khorne, Tzeentch, Nurgle and Slaanesh. Placing more markers from a specific god unlocks their specific powers. They can place Cultists (weak guerrilla-type units) on the map where they have Corruption. They can also use the "Summon" action to place powerful Daemon units on the map. So, you might sneak in a single underground Cultist to an Imperial Spaceport or Base and then use Summon to drop a bunch of Daemons on it.
Tyranids: Their goal is to spread Infestation markers, which represents them spreading spores (?) on the planet and harvesting its biomass. They have a guerrilla-type unit - Genestealers - which can be underground and infiltrate Imperial spaces. They can also place Swarms (representing huge numbers of Termagants, Hormagaunts or whatever) where they have Infestation markers. They would have like 40 Swarm pieces to place on the map, the largest number of units compared to any other faction. They might also have Hive Tyrants, which function like a combination of Imperial Armour and Bases - a big fighting unit that also provides more actions, as Hive Tyrants co-ordinate the Swarms with their Synapse links to the Hive Mind.
Like I said - I probably don't have time to make this - so if anyone else wants to take my idea and run with it- let me know! I will be happy to co-design or develop a game like this in late 2024 or 2025. Even if the Games Workshop licensing is impossible to get, easy to retheme with a generic sci-fi setting.
Let me know what you think guys!

@Warcast @ACozyGamer I feel like kitty should've had Jeff's ability cause you know... she can go through any surface 🤣

Curious, Is it weird that Spider-Man, arguably one of the top three iconic characters in Marvel, has a less unique ability and way lower meta relevance than characters like Jeff, Nebula, Kitty, etc....or does it just not matter?
I feel like he could use a rework 🤔
