Sanctum Wonderland Launch Postmortem Whew! What a crazy 24 hours. We launched Wonderland yesterday at 4pm UTC (3:56 actually because we got too excited). I want to share what we learned and address some issues. Let's start with the positives! Users loved Wonderland. Our explicit design goal was to bring joy and levity to our users (x.com/soleconomist/s……), and we seem to have succeeded for the most part. We got a lot of great comments on how cool it was to see the XP ticking up ("I could watch it all day") and how even non-crypto friends wanted to participate in collecting all the pets. It makes us very happy to see that what we have built brings people joy. This is why we do what we do. The design of Wonderland was the brainchild of our incredibly talented product/design lead @cleonw_ (please give him a follow), who has been running ragged designing everything that you see today. The demand for Wonderland exceeded our wildest expectations. We got 10,000 signups in the first hour and was the #2 app on Phantom (thanks to the @phantom team for featuring us!). 24 hours later we have >62,000 signups and the number keeps growing. We are very heartened by this. The scale and scope of Wonderland also exposed some issues that we had. Server issues. Engineering is doing something really ambitious -- you'll notice that your XP updates every five minutes instead of every two hours like most other protocols. This is a very difficult technical challenge in the best case -- with 10,000 users signing up in the first hour, our infra stood no chance. We got on a call ASAP with our database provider and were able to resolve it, thankfully. We have learned our lesson and will make sure to overprovision in the future :) Communication. We are a tiny team and we have received 700 Discord tickets in 24 hours. It is impossible to keep up. We will need to be more judicious with closing nuisance tickets (so many people DO NOT READ) but if you have a real issue, please bear with us; we will get to you as soon as possible. Tracking early deposits. Many users did not get the headstart XP they expected. IMO, it's not right to have expectations for any retroactive XP because we made no promises. People should not be doing the maths ("I held 16.7 INF for 124 hours, I should have exactly 2080.72 XP!!!"). That said, we want to be fair to everyone. There were balances we wanted but couldn't track in time; we will try our best to get this data and update by the end of the season. There are also some issues I would like to address. On referrals. Sadly, due to technical limitations, we cannot allow users to fill in a referral code after they have registered. You have to do it at the start. Many users have asked us whether or not they can refer themselves for an extra 5% boost. We do not encourage this. Instead, we highly encourage organic referrals: find a person who got you into Wonderland/someone who you like and want to support, and use their code instead. On DeFi integrations. Many users have asked us include XYZ protocol or ABC pool, or give boosts to usage in various DeFi protocols. We are exploring this, but are deliberately being conservative. We want just holding your LSTs to be a first class citizen. We don't want people to feel like they have to stack their LSTs through various DeFi protocols to get the maximum reward; remember, we don't want Wonderland to feel like work. For the vast majority of people, just chilling and holding staked SOL is going to be the best option. Whatever we put in Wonderland will be taken as an implicit endorsement of it. What happens if we include a particular protocol and a user goes into it, but due to lack of knowledge or smart contract exploit, the user gets rekt? With so many different LSTs, so many different protocols, and so many different pools, it is a slippery slope on what to include, and a crazy amount of work to integrate and track all of them. We are not closing the door on this but are being deliberate for the above reasons. == Closing remarks == There have been a few entitled/nasty people, but by and large I have been floored by the outpouring of love and positivity from our community and partners. I am so incredibly grateful to everyone who helped make the launch of Wonderland a success: testing our beta, writing threads, answering questions in the Discord, banning bad actors, creating art and memes, etc. We have a lot more to do. We want Wonderland to continue to raise the bar and delight our users; I will share more on our plans in the near future. But for now, we will try and get some rest and touch grass on the weekend!😁
