Ned being 20 and a new dad when he saw first habd what Tywin was capable of doing to Jon for the sake of his daughter having a crown is kinda the lynchpin of it all. He should have been in the club.

A lot of Ned's actions really only make sense if he is in his mid 30s and jon and robb are 14 and 15 and not of age yet. That kinda falls flat on the tv show. Jon and Robb are supposed to be young, but so is Ned.
