Since Puzzle Retreat we’ve structured our projects with some form of revenue sharing — now in its 4th iteration! How our revenue sharing works: 1. Everyone gets a salary first. That’s the base, and it doesn’t depend on how the game sells. 2. If the game earns more than it cost to make, revenue share kicks in. Once sales pass our costs, team members start receiving a % of net revenue. 3. The % increases after we recover 2x our costs. - Example: up to 2x costs = 1.5% - Beyond 2x costs = 3% It lasts for 3 years after launch. Payments are made quarterly, as bonuses on top of wages. We believe it creates the right kind of relationship: 📷 team members share in success when it happens 📷 the team considers budgets & profitability 📷 teammates feel closer to the project itself On The Gardens Between, that meant ~$50–60k in bonuses per team member over 3 years. Hidden Memories won’t hit those numbers — but we paid strong salaries up front, so no one lost out. They just missed the bonus. For transparency, here’s the actual contract we use for revenue sharing: docs.google.com/document/d/1Vu… For anyone considering a similar model: we treat revenue share as part of wages/bonuses rather than royalties. It’s much simpler for us administratively, and keeps everything inside normal payroll/tax.
