Stop using Claude like a basic chatbot.
Here's how to turn it into a Shorts ideation assistant:
Create a custom JSON profile (one-time 20 min setup):
1. Feed it your channel data
- Top 10 videos (what worked)
- Bottom 10 videos (what flopped)
- Competitor outliers from last 60 days
2. Set the persona
"You're an expert at Shorts ideation for [niche]. Analyze performance patterns. Generate video ideas matching proven formats."
3. Define output structure
- Format: bullet lists with topic + proof of concept + angles
- Length: 20 ideas per prompt
- Filter: only ideas similar to 1M+ view videos
Now instead of generic ideas, you'll get niche specific bangers that actually work.
You can do this in ChatGPT, Gemini, or Claude for free.
Just tell the AI: "Create a custom JSON profile for a (whatever you need) in [your niche]"
Most creators never customize their A.I and wonder why output is useless.

If you're currently editing Shorts yourself and just hired your first editor who made 2 good videos.
Don't hand them the entire channel yet.
Because here's what will likely happen:
You give them full control → quality drops → views tank → you panic → back to square one.
Do this instead:
Week 1: You post 1 video, they post 1 (monitor quality)
Week 2: If their videos do well you post 1, they post 2
Week 3: If performance maintains, increase their responsibility gradually

If you're monetized but views are low it's because you're below niche average.
Here's what you need to do:
1. Go to Youtube studio → audience → channels your audience watches.
2. Check their last 28 day views using VidIQ extension.
If they're getting 2x your views, you have video quality problem.
Study their top 5 videos from last 60 days, find the patterns, implement what you learn on your next videos.
If you're matching them with views then you've likely hit a view ceiling.
In that case do a pivot where you broaden your audience.
