I'm in the middle of implementing EOS across 20 accounts and 3 pods right now, and the thing nobody tells you is how much of it is just learning to shut up. Every decision used to run through me. Client escalation? Me. New flow strategy? Me. Pod lead has a question about segmentation? Believe it or not, also me. You build the thing by being the person who can do everything. And then the thing starts dying because you're still that person. The ops layer isn't sexy. It's accountability charts and weekly meetings and writing down processes you've had in your head for years. But it's the only thing that gets you out of the middle of every conversation. I'm not done yet. Probably won't feel done for a while. But the shift from "I need to know everything" to "I need to build the system that knows everything" is the hardest mental transition I've made as a founder.
