I've settled with 4~5 variants for each chapter of FIENDISH, but that's because I have a system in place.
-The Dark cover is always white-on-black and a 24hr exclusive.
-The Main cover is available until the campaign closes.
-The Perma cover is the one for mass market distribution.
-One slot is left open for a guest cover.
-I did a fifth "spicy" cover for F2, but starting with F3 I'll probably always do a sketch cover instead.
I'm pretty happy with keeping this system, especially since I know of customers who make a point to collect the same type of cover each campaign.
I don't have an answer for how many variants would be "too much" in general, since each IP functions differently.
One thing I think works, though, is to always include all covers in the big box tier, even ones that haven't been revealed yet. It's only fair to people who heavily support your project early. 🙂
