The Unethical Guide to Surviving AI Layoffs

This is an email I sent earlier today to all employees at Coinbase: Team, Today I’ve made the difficult decision to reduce the size of Coinbase by ~14%. I want to walk you through why we're doing this now, what it means for those affected, and how this positions us for the future. Why now Two forces are converging at the same time. We need to be front footed to respond to both. First, the market. Coinbase is well-capitalized, has diversified revenue streams, and is well-positioned to weather any storm. Crypto is also on the verge of the next wave of adoption, with stablecoins, prediction markets, tokenization, and more taking off. However, our business is still volatile from quarter to quarter. While we've managed through that cyclicality many times before and come out stronger on the other side, we’re currently in a down market and need to adjust our cost structure now so that we emerge from this period leaner, faster, and more efficient for our next phase of growth. Second, AI is changing how we work. Over the past year, I’ve watched engineers use AI to ship in days what used to take a team weeks. Non-technical teams are now shipping production code and many of our workflows are being automated. The pace of what's possible with a small, focused team has changed dramatically, and it's accelerating every day. All of this has led us to an inflection point, not just for Coinbase, but for every company. The biggest risk now is not taking action. We are adjusting early and deliberately to rebuild Coinbase to be lean, fast, and AI-native. We need to return to the speed and focus of our startup founding, with AI at our core. What this means To get there, we are not just reducing headcount and cutting costs, we’re fundamentally changing how we operate: rebuilding Coinbase as an intelligence, with humans around the edge aligning it. What does this mean in practice? - Fewer layers, faster decisions: We are flattening our org structure to 5 layers max below CEO/COO. Layers slow things down and create coordination tax. The future is small, high context teams that can move quickly. Leaders will own much more, with as many as 15+ direct reports. Fewer layers also means a leaner cost structure that is built to perform through all market cycles. - No pure managers: Every leader at Coinbase must also be a strong and active individual contributor. Managers should be like player-coaches, getting their hands dirty alongside their teams. - AI-native pods: We’ll be concentrating around AI-native talent who can manage fleets of agents to drive outsized impact. We’ll also be experimenting with reduced pod sizes, including “one person teams” with engineers, designers, and product managers all in one role. In short: AI is bringing a profound shift in how companies operate, and we’re reshaping Coinbase to lead in this new era. This is a new way of working, and we need to leverage AI across every facet of our jobs. To those who are affected I know there are real people behind these decisions — talented colleagues who have poured themselves into this company and our mission. To those of you who will be leaving: thank you. You’ve helped build Coinbase into what it is today, and I am sincerely grateful for everything you've done. All impacted team members will receive an email to their personal account in the next hour with more information, and an invitation to meet with an HRBP and a senior leader in your organization. Coinbase system access has been removed today. I know this feels sudden and harsh, but it is the only responsible choice given our duty to protect customer information. To those affected, we will be providing a comprehensive package to support you through this transition. US employees will receive a minimum of 16 weeks base pay (plus 2 weeks per year worked), their next equity vest, and 6 months of COBRA. Employees on a work visa will get extra transition support. Those outside of the US will receive similar support, based on local factors and subject to any consultation requirements. Coinbase prides itself on talent density. Our employees are among the most talented people in the world, and I have no doubt that your skills and experience will be highly sought after as you pursue your next chapters. How we move forward To the team that is staying, I know this is a difficult day. We’re saying goodbye to colleagues and friends you've been in the trenches with. But here’s what I want you to know as we move forward together: Over the past 13 years, we have weathered four crypto winters, gone public, and built the most trusted platform in our industry. We’ve made it this far by making hard decisions and by always staying focused on our mission. This time will be no different – nothing has changed about the long term outlook of our company or industry. And most importantly, our mission has never been more important for the world. Increasing economic freedom requires a new financial system, and we’re building it. The Coinbase that emerges from this will be more capable than ever to achieve our mission. Brian

איך שוטר מגיע למצב שבו הוא גוזר כיפה של בן אדם? זו שאלת מפתח באירוע הזה. אני אסביר בפשטות: כי המשטרה נפלה, לצערי גם במודיעין. בואו נגיד הכיפה הפריע למישהו. גם זה מופרע, אבל האיש מתקשר למשטרה. כולנו יודעים שהמשטרה טוענת כל היום שאין לה כח אדם לאכיפה, אבל לאיתור אדם עם כיפה חשודה בבית קפה, לזה יש כח אדם. מגיעה ניידת. עצם ההחלטה לשלוח ניידת לאירוע כזה, שגם הספיקה להגיע תוך זמן כ"כ קצר, מעידה על סדר עדיפות לקוי במשטרה. מכל האירועים, זה בדיוק מסוג האירועים שצריך להיות בסדר עדיפות תחתון. אבל שוטר שרואה כיפה שבקצהה יש דגל של פלסטין. קטן קטן כזה. מה גורם לו להחליט לעכב אדם בלי שום עבר פלילי, ד"ר באקדמיה, אדם שלא הפריע לאיש שישב בבית קפה קטן ושקט (ומעולה) במודיעין? אותו אדם מעוכב לתחנת המשטרה. אדם תמים לחלוטין ושוטר בהתייעצות עם קציניו מחליט לקחת לו את הכיפה - ו ל ג ז ו ר אותה. מה גורם לו לעשות את זה? אני אגיד לכם מה: איתמר בן גביר. המשטרה נפלה. במקרה הזה, דגל פלסטין הוציא אותה מדעתה. למה דגל פלסטין מוציא אותה מדעתה? כי בן גביר אמר להם שהוא אוסר. החוק אגב לא אוסר את זה. עד היום פתוחה השאלה המשפטית האם מותר או אסור להניף דגל פלסטין. לא נאמר כמובן דבר על כיפה. אבל בן גביר החליט שאסור והמפכ"ל פועל כי השר אמר. המשטרה רועדים מפחד מדגל פלסטין. רועדים. מפחדים. יוצאים מדעתם אם רואים דגל פלסטין. עכשיו אם מטפטפים לבכירי המשטרה כל היום שכל דבר זה הסתה, יש מדור הסתות, השר מאיים, השר מצייץ, הניצבים מבצעים, מפזרים הפגנות עם דגל פלסטין בכח, מחרימים, עוצרים - אז מה אמור להבין מזה השוטר סיור שנמצא בקצה שרשרת המזון? הוא מבין שאם הוא רואה דגל פלסטין, ולו הקטן ביותר, ואפילו שזה על כיפה קטנטנה, כל האמצעים כשרים. הוא מאבד בן רגע את שיקול הדעת הבסיסי שלו כי הוא מבין שהדבר הזה מאיים עליו מאוד, יותר מכל דבר אחר. הרבה מהשוטרים באים אליי ואומרים לי 'אני, מה אני קשור לבן גביר, אין לי השפעה אין לי כלום'. אבל כל שוטר קשור לבן גביר, כי יש רוח במשטרה, וכל אחד לפעמים מעגל פינות, מגדיל ראש, מקטין ראש, הכל לפי אותה הרוח. וזו הרוח. ועוד זווית קטנה ועוד זווית קטנה. אחרי 4 שנים המשטרה מסתכלת לאחור ורואה שהארגון כבר פנה ב-180 מעלות. המשטרה נפלה. מהמפכ"ל עד לשוטר למטה. חייבים להציל את משטרת ישראל.

Every operating system disagrees about what the right arrow key means. In languages like Hebrew and Arabic, the caret might: move right move left split in two (??) do nothing Think about it. Should the caret move logically, or visually? Movement is actually undefined in Unicode, it’s up to the individual system / app. Windows + Linux tend to use logical order, older MacOS was visual. Microsoft Word is actually its own crazy hybrid. It get’s *especially* gross at the boundaries of RTL (right-to-left) and LTR (left-to-right) text. What happens when say, RTL Hebrew has an English (LTR) URL? In memory, the boundary is a fixed offset in the string. But visually, the caret can be in two different places, either the Hebrew side or the URL side. Technically, modern systems deal with this via “caret affinity”, which is a hidden flag that keeps track of whether you came from the RTL or LTR text previously. Selecting text between RTL/LTR of course is even more bizarre, and honestly I can’t even wrap my head around it. If anyone has personal experience, I’d love to hear it. Considering mobile/desktop/browsers/terminals all act slightly differently, I’m sure it’s interesting!

Judging by my tl there is a growing gap in understanding of AI capability. The first issue I think is around recency and tier of use. I think a lot of people tried the free tier of ChatGPT somewhere last year and allowed it to inform their views on AI a little too much. This is a group of reactions laughing at various quirks of the models, hallucinations, etc. Yes I also saw the viral videos of OpenAI's Advanced Voice mode fumbling simple queries like "should I drive or walk to the carwash". The thing is that these free and old/deprecated models don't reflect the capability in the latest round of state of the art agentic models of this year, especially OpenAI Codex and Claude Code. But that brings me to the second issue. Even if people paid $200/month to use the state of the art models, a lot of the capabilities are relatively "peaky" in highly technical areas. Typical queries around search, writing, advice, etc. are *not* the domain that has made the most noticeable and dramatic strides in capability. Partly, this is due to the technical details of reinforcement learning and its use of verifiable rewards. But partly, it's also because these use cases are not sufficiently prioritized by the companies in their hillclimbing because they don't lead to as much $$$ value. The goldmines are elsewhere, and the focus comes along. So that brings me to the second group of people, who *both* 1) pay for and use the state of the art frontier agentic models (OpenAI Codex / Claude Code) and 2) do so professionally in technical domains like programming, math and research. This group of people is subject to the highest amount of "AI Psychosis" because the recent improvements in these domains as of this year have been nothing short of staggering. When you hand a computer terminal to one of these models, you can now watch them melt programming problems that you'd normally expect to take days/weeks of work. It's this second group of people that assigns a much greater gravity to the capabilities, their slope, and various cyber-related repercussions. TLDR the people in these two groups are speaking past each other. It really is simultaneously the case that OpenAI's free and I think slightly orphaned (?) "Advanced Voice Mode" will fumble the dumbest questions in your Instagram's reels and *at the same time*, OpenAI's highest-tier and paid Codex model will go off for 1 hour to coherently restructure an entire code base, or find and exploit vulnerabilities in computer systems. This part really works and has made dramatic strides because 2 properties: 1) these domains offer explicit reward functions that are verifiable meaning they are easily amenable to reinforcement learning training (e.g. unit tests passed yes or no, in contrast to writing, which is much harder to explicitly judge), but also 2) they are a lot more valuable in b2b settings, meaning that the biggest fraction of the team is focused on improving them. So here we are.

ah you’re killing me I know I’m a snob but…for reasonably cheap something like a flair + one of those nicer aliexpress hand grinders (whatever the current meta is) will be lightyears ahead of a nespresso. (you could also make a case for a moka pot being a cheap “alternate” option) if you want to go crazy get a dual boiler e61. I’ve had my ECM synchronika for ~7 years, it’ll probably outlive me. the cost is actually pretty reasonable over time considering they last forever.
