Most agency founders are trapped in their own businesses.
Deepak runs 7 companies with 134 people.
I sat down with Deepak to deconstruct the exact systems he uses to build teams that run without him.
We broke down the actual mechanics of scaling an agency in 2026:
• The £30,000 AI Experiment: Why he spent £30k just to force himself to care (and how it’s replacing £70k in SaaS).
• The 30-Question Filter: A brutal application form that spots self-motivated A-players immediately.
• The Personal Brand Trap: Why building a personal brand might actually be hurting your company’s valuation.
• Why Google is Still King: Despite the LLM noise, his "more, better, new" strategy is building 50+ websites across 10 niches.
If you’re an agency founder trying to build a world class team that doesn't need you for every decision, you cannot afford to miss this one.

@mbertulli Took all the operating rhythms from scaling up years ago. Still one of the best textbooks on business

I don't care if you run a $500k business or a $50M business.
If you don't have visibility into what matters, it will come tumbling down.
Operating Rhythms (don't invent your own):
- Daily huddle
- Weekly leadership meeting
- Monthly all-hands
- Quarterly planning
- Annual planning
Just take EOS or Scaling Up and copy it. You don't need much else outside of these five rhythms.
Systems (unique to your company, but these matter):
- Creative supply chain dialed
- Product development dialed
- Customer feedback at scale
- 13-week cash flow
- 12-month balance sheet forecast
Daily Dashboard (non-negotiable for DTC):
- Daily forecasting and progress against forecast
- Spend by channel
- ROAS or MER
- New customer acquisition cost
- All customer acquisition cost
- Percent new customers
- Percent repeat
- Percent reacquired over 12 months
- Year-over-year growth
- Conversion rate
- Total sessions
Forecast your business by day, by channel. Have a tracker that shows you everything that happened that day.
This sounds like a lot of work, but it's how you avoid becoming the bottleneck.

The answer to better salary data? Granularity.
A Director of Marketing for a funded London agency is not the same role as one at a bootstrapped ecom brand in Austin.
Same title. Different pay. Different context entirely.
So we built the filters to reflect that.
Location. Experience. Agency vs in-house. B2B vs B2C. Business model. Industry. Team size.
Plus deeper company intel to help you make smarter decisions.
The video shows it in action. Take a look.

We studied 1175 SEO jobs from SalaryGuide.com (full report coming soon)
55% of SEO job descriptions require AI skills.
Only 11% of job titles reflect it.
Companies want the skills. They're just not building the role around it or paying for it.
Your best people can smell that. And they're leaving because of it, not for more money but for more clarity.
Fix your career framework or keep replacing the same role every 8 months.

I just finished up an episode on @semrush podcast going through a full SEO career progression framework for both SEOs and agency owners.
Standardised titles, salaries, AI skills needed, how to get promoted, what keeps people plateaued and a load more.
Thanks to @nick_eubanks for pushing me last week to think more about agency owners struggling with career path management with there team.
Can't wait for it to go live

The SEO hiring landscape has split into two. If you're still using 2022 salary bands, your best talent is already interviewing elsewhere.
I just mapped out the exact blueprint you need to find, hire and retain elite SEO talent in today's market with real client stories.
This is all backed by data from SalaryGuide and hiring expertise from SEO for Hire
Here is what you need to implement today:
1️⃣ The Two-Tier Market: Why the SEO market split, and how to adjust your salary bands before you lose your top performers.
2️⃣ The Career Roadmap: The exact framework one of our clients used that made candidates' eyes light up.
3️⃣ Outcome-Focused Scorecards: How to replace boring job descriptions with scorecards that attract A-players.
4️⃣ The 7-30-90 Framework: The onboarding system that stops good hires from quietly checking out in their first quarter.
5️⃣ The AI Premium: Why AI-native SEOs are commanding 30% salary premiums, and how to build this into your framework before your competitors do.
