Recently, One Peak hosted the second GenAI Online Roundtable for CTOs and CPOs, diving deep into one of the most pressing questions in AI product strategy: Building defensibility in the age of AI commoditization. What we heard: What felt differentiating a few years ago is now easy to replicate. Durable advantage is shifting to: - Proprietary/permissioned data + feedback loops - Deep workflow ownership (systems of record/action, integrations) - Platform completeness > single features, the sum of the parts of a fully features system add up to more than single competing features - Trust: governance, evaluations, auditability & data residency What’s working: - Design for fast parity at the model layer; compound above the model (data, workflows, policy). - Treat LLM “wrappers” as UI accelerants, not moats. - Build for flexibility: one gateway to any model, smart routing, governed RAG, quality/cost monitoring. - Adoption is peer-led: volunteer pilots, lunch-and-learns, tool clinics; PMs see quick wins (e.g., UI mockups), ultra-complex code sees less lift if you don’t break up tasks into smaller chunks - Measure team velocity (independently shippable units) over per-engineer AI scores. - Outcome-aligned pricing and hyperscaler marketplaces help convert ROI and shorten cycles.
