The Unethical Guide to Surviving AI Layoffs

This is an email I sent earlier today to all employees at Coinbase: Team, Today I’ve made the difficult decision to reduce the size of Coinbase by ~14%. I want to walk you through why we're doing this now, what it means for those affected, and how this positions us for the future. Why now Two forces are converging at the same time. We need to be front footed to respond to both. First, the market. Coinbase is well-capitalized, has diversified revenue streams, and is well-positioned to weather any storm. Crypto is also on the verge of the next wave of adoption, with stablecoins, prediction markets, tokenization, and more taking off. However, our business is still volatile from quarter to quarter. While we've managed through that cyclicality many times before and come out stronger on the other side, we’re currently in a down market and need to adjust our cost structure now so that we emerge from this period leaner, faster, and more efficient for our next phase of growth. Second, AI is changing how we work. Over the past year, I’ve watched engineers use AI to ship in days what used to take a team weeks. Non-technical teams are now shipping production code and many of our workflows are being automated. The pace of what's possible with a small, focused team has changed dramatically, and it's accelerating every day. All of this has led us to an inflection point, not just for Coinbase, but for every company. The biggest risk now is not taking action. We are adjusting early and deliberately to rebuild Coinbase to be lean, fast, and AI-native. We need to return to the speed and focus of our startup founding, with AI at our core. What this means To get there, we are not just reducing headcount and cutting costs, we’re fundamentally changing how we operate: rebuilding Coinbase as an intelligence, with humans around the edge aligning it. What does this mean in practice? - Fewer layers, faster decisions: We are flattening our org structure to 5 layers max below CEO/COO. Layers slow things down and create coordination tax. The future is small, high context teams that can move quickly. Leaders will own much more, with as many as 15+ direct reports. Fewer layers also means a leaner cost structure that is built to perform through all market cycles. - No pure managers: Every leader at Coinbase must also be a strong and active individual contributor. Managers should be like player-coaches, getting their hands dirty alongside their teams. - AI-native pods: We’ll be concentrating around AI-native talent who can manage fleets of agents to drive outsized impact. We’ll also be experimenting with reduced pod sizes, including “one person teams” with engineers, designers, and product managers all in one role. In short: AI is bringing a profound shift in how companies operate, and we’re reshaping Coinbase to lead in this new era. This is a new way of working, and we need to leverage AI across every facet of our jobs. To those who are affected I know there are real people behind these decisions — talented colleagues who have poured themselves into this company and our mission. To those of you who will be leaving: thank you. You’ve helped build Coinbase into what it is today, and I am sincerely grateful for everything you've done. All impacted team members will receive an email to their personal account in the next hour with more information, and an invitation to meet with an HRBP and a senior leader in your organization. Coinbase system access has been removed today. I know this feels sudden and harsh, but it is the only responsible choice given our duty to protect customer information. To those affected, we will be providing a comprehensive package to support you through this transition. US employees will receive a minimum of 16 weeks base pay (plus 2 weeks per year worked), their next equity vest, and 6 months of COBRA. Employees on a work visa will get extra transition support. Those outside of the US will receive similar support, based on local factors and subject to any consultation requirements. Coinbase prides itself on talent density. Our employees are among the most talented people in the world, and I have no doubt that your skills and experience will be highly sought after as you pursue your next chapters. How we move forward To the team that is staying, I know this is a difficult day. We’re saying goodbye to colleagues and friends you've been in the trenches with. But here’s what I want you to know as we move forward together: Over the past 13 years, we have weathered four crypto winters, gone public, and built the most trusted platform in our industry. We’ve made it this far by making hard decisions and by always staying focused on our mission. This time will be no different – nothing has changed about the long term outlook of our company or industry. And most importantly, our mission has never been more important for the world. Increasing economic freedom requires a new financial system, and we’re building it. The Coinbase that emerges from this will be more capable than ever to achieve our mission. Brian

唏嘘一下 INTC当年毛利90%。觉得苹果margin低,且手机没品牌露出,是个垃圾生意,没谈拢 这决定性事件的结果是,苹果找TSMC,Intel输了先进制成。Intel没手机需求,就永远无法justify巨额EUV投入。最后甚至落魄到被AMD用TSMC先进制成压制 直到Pat决心破釜沉舟,即使没客户,也要硬上,筑巢引凤,差点筑破产 而这回轮到TSMC太傲慢了,一来没有意识到晶圆厂回美国是大国博弈国策,在温和的Biden窗口期Fab搬迁拖拖拉拉;二来成了最牛乙方:苹果给开发费用,但TSMC分配先进线程优先考虑自己“儿子”Jensen Apple终于决定敲打下这个把脚翘到桌子上的长工,顺便配合下美国战略。不但在Intel开发,还顺便把给TSMC的下一代研发费也分一部分给Intel 现在Intel成了那个听话的小工了,LBT还乖乖请了Trump儿子当FA。小Trump在欧洲路演自己基金到处吹嘘自己持仓INTC 一个时代如此开始,一个时代如此落幕

人民需要一个坏资本家,AI 造了一个外卖谣言 上周有个挺魔幻的事。 美国两家外卖巨头的 CEO,一个身价 27 亿美元,一个管着全球最大的网约车平台,周六凌晨都没睡觉,在网上写小作文自证清白。 起因是 Reddit 上一篇匿名帖子。 发帖的人自称某大型外卖平台的后端工程师,喝醉了,跑到图书馆用公共 WiFi 爆料。 内容大概是: 公司会分析网约车司机的情况,然后给他们打「绝望分」,越缺钱的司机越拿不到好的订单;所谓外卖的优先配送是假的,普通订单会被延迟;各种「司机福利费」一分钱没给司机,全拿去游说国会对付工会了... 帖子结尾搞得非常逼真:我喝醉了,我很愤怒,所以我要爆料。 妥妥把自己塑造成一个“大公司用算法压榨司机”的吹哨人角色。 帖子发出来三天,87000 个赞,冲上了 Reddit 首页。也有人截图发到 X,获得了 3600 万次曝光。 要知道,美国外卖市场就那么几个大玩家,帖子没点名,但大家都在猜是谁。 DoorDash 的 CEO Tony Xu 先坐不住了,发推说这不是我们干的,谁敢这么干我开除谁。Uber 的 COO 也跳出来回应,“别信网上看到的一切”。 DoorDash 甚至在官网发了篇五点声明,逐条反驳爆料里的内容。这两家公司,加起来市值 800 多亿美元,被一个匿名帖子搞得连夜公关澄清。 然后,这个帖子居然被证明是 AI 编的。 揭穿它的是海外科技媒体 Platformer 的记者 Casey Newton。 他联系上这个帖子的爆料者,对方随即甩来一份 18 页的「内部技术文档」,标题也很学术,叫《AllocNet-T: High-Dimensional Temporal Supply State Modeling》。 翻译过来大概是「高维时序供给状态建模」。每一页都打着“机密”的水印,署名是 Uber 的「市场动态组·行为经济学部门」。 内容呢,就是在解释 Reddit 爆料贴里那个给司机打「绝望分」的模型,到底怎么算的。里面有架构图、有数学公式、有数据流程图... (虚假论文截图,乍一看,搞得跟真的一样) Newton 说,这份文档一开始把他骗过去了。谁会花功夫伪造 18 页技术文档来钓一个记者? 但现在不一样了。 这份 18 页的文档,用 AI 几分钟就能生成。 同时,爆料人还甩给记者一张自己的 Uber 员工证打码照片,表明自己确实在里面打工。 出于好奇,记者 Newton 把员工证丢进了 Google Gemini 来进行核查,结果 Gemini 说这图是 AI 生成的。 能识别出来,是因为 Google 在自家 AI 产出的内容里埋了隐形水印,叫 SynthID,肉眼看不见,但机器能检测。 更离谱的是,员工证上印的是「Uber Eats」(优步外卖)的 logo。 Uber 发言人确认:我们根本没有 Uber Eats 品牌的员工证,所有工牌只印 Uber。 显然,这位虚假的爆料「吹哨人」,连要黑谁都没搞清楚。当记者要求提供 LinkedIn 等社交账号信息来进一步核实时, 爆料者直接删号跑了。 其实,我们想聊的不是 AI 能造假,这不新鲜。 我们更想聊的是:为什么几千万人,愿意信一个匿名爆料帖子? 2020 年,DoorDash 因为拿小费抵司机的底薪被告,赔了 1675 万美元。Uber 搞过一个叫 Greyball 的工具,专门躲避监管。这些是真事。 你很容易找到一种潜意识的认同,那就是:平台不是什么好东西,这个判断准没错。 所以当有人说「外卖平台算法剥削司机」,大家第一反应不是「这是真的吗」,而是「果然如此」。 假新闻能跑起来,是因为它长得像大家心里已经相信的东西。 AI 做的事情,是把这个「像」的成本降到接近于零。 这个故事还有个细节。 识破骗局靠的是 Google 的水印检测。Google 做 AI,Google 也做 AI 检测工具。 但 SynthID 只能查 Google 自家的 AI。这次能抓住,是因为造假的人刚好用了 Gemini。换成别的模型,可能就没这么走运了。 所以这次破案,与其说是技术胜利,不如说是: 对方犯了低级错误。 之前,路透社有个调查,59%的人担心自己分不清网上的真假。 外卖公司 CEO 的澄清推文有几十万人看,但有多少人会坚信这是公关,是说谎?虽然那个假爆料帖已经被删除,但评论区还有人在骂外卖平台。 谎言跑完半个地球了,真相还在系鞋带。 你再想想,如果这个帖子说的不是 Uber,而是美团或者饿了么呢? 什么「绝望分数」,什么「用算法压榨骑手」,什么「福利费一分钱没给骑手」。你看到这些指控,第一反应是不是情绪认同? 《外卖骑手,困在系统里》,那篇文章你还记得吧。 所以问题不在于 AI 能不能造假。问题在于,当一个谎言长得像大家心里早就相信的东西,真假还重要吗? 那个删号跑路的人,图什么,不知道。 只知道他找到了一个情绪出口,往里面倒了一桶 AI 生成的燃料。 火烧起来了。至于烧的是真柴还是假柴,谁在乎呢? 童话里,匹诺曹说谎鼻子会变长。 AI 没有鼻子。 文章链接:techflowpost.com/zh-CN/article/…

我来解读一下为何OpenAI已经死了。 ChatGPT产品质量高,贵有贵的道理,有“聪明溢价”。但是谷歌Gemini 3推出改变一切,当质量相当甚至超越,这个溢价消失,大家都有门票。 市场进入一个转折点,就是“智能”成了“电力”,电力没区别谁也不比谁高贵,那么决定权就是成本和粘性。 OpenAI租客🆚Google房东 作为租客的成本,OpenAI要缴费给英伟达和微软云两层;而Google自己垂直整合从TPU、数据中心到云服务,把token价格打到成本下,OpenAI流血。何况TPU是专用定制“屠龙刀”成本天然就比GPU这种通用瑞士军刀要低。 从商业模式看,谷歌是房东经济,从芯片、电力、模型应用全链条都是自己左兜掏右兜,大模型好比卖水电廉价提供智能,靠上层云服务和广告挣钱。而OpenAI这边微软和英伟达都要自己挣一遍差价,其他的商业化路径还在探索中,除非推理能力再拉开代差,否则红海竞争。 下一步就看关键在于模型层面竞争已经平级,就看谁真的能进入企业层面捆绑在工作流层面,真的提升企业效率和效益。 如果简化成我们内部投资角度看,在 GPT 4 时代, 模型能力是主变量, 成本是次变量。在 Gemini 3 vs GPT 5 时代, 模型能力被拉平, 成本和平台开始主导一切。 当然亮点总在最后:无论TPU还是GPU谁赢,最终还是HBM高带宽内存芯片赢,大容量高带宽大势所趋。
