How a botched Google Analytics setup almost killed my $500k pitch to @nitrodotacc (@monad ) 🤦‍♂️ A quick backstory on why you shouldn't blindly trust out-of-the-box dashboards, and how one misconfigured metric sent me to the penalty box. The pitch with the Nitro accelerator team went great. They loved the vision for Shard Legends, the "Deficit Economy" concept, and our "Invisible Web3" approach. But when it came to checking our Retention metrics... the room got tense. On the chart, our D1, D3, D7, and D21 retention was sitting below 1%. It looked like a flatline at the bottom of the ocean. The investors' verdict was fair: "You have a leaky bucket. If we give you $500k for marketing, it’ll just be a pump and dump." So, what was my massive fuck-up? Our registration landing page gets about 15k-30k unique organic visits a month. I accidentally set up the retention cohorts based on all site visits, not on actual registered players. GA4 was calculating retention against every single bot, web scraper, and random tire-kicker who opened the landing page and bounced 3 seconds later. Now, here are the ACTUAL numbers from the database (which I couldn't prove on the charts): Since launching our MVP ("Genesis Era") on Dec 15, 2025, we have: 🔹 6,500+ registered players. 🔹 2,200+ active players (performed at least one core gameplay action). 🔹 420 "whales" who made an in-app purchase. 🔹 $19,000 revenue (with an ARPPU > $45!). After the first season closed, people were waiting for the main MMORPG launch (ERA 01), just killing time in mini-games. And yesterday, we finally launched ERA 01. I pulled the DB query for Day 1: 👉 482 players migrated their inventory from Genesis to Era 01 (a high-friction action only loyal users do). 👉 4,468 battles were fought in 24 hours. 👉 222 unique fighters entered the arena. Do you realize this conversion? That’s over 20 battles per user! Or 9 battles for EVERY returning player from the previous era. Meanwhile, we only had 24 new sign-ups that day. This is pure, nuclear-grade Retention from a hardcore audience that came back after months of waiting and immediately started grinding. But to Google Analytics, these 222 absolute degens were drowned out by 15,000 random landing page bounces. The Outcome: The pitch isn't dead. I was sent to the "penalty box" to completely rebuild our analytics events, separate the wheat from the chaff, and return to Nitro with clean, undeniable dashboards. The takeaway for founders and crypto builders: Don’t make my mistake. Configure your metrics to reflect reality. Tracking overall web traffic for game retention is like counting window shoppers walking past your store on the street, and wondering why they didn’t come back the next day to buy something. Track the people who actually stepped up to the cash register. Off to fix the dashboards. I’ll be back with a win. 🛠
