Everyone’s reading this as “AI failed at customer service.” That misses the real story. Salesforce cut 4,000 support jobs in 2025 betting on Agentforce. Nine months later, executives admitted they were “more confident about large language models a year ago.” The failure modes are specific. When models got more than eight instructions, they started skipping steps. When users asked off-topic questions, agents experienced “drift” and never returned to the task. Hallucinations in production eroded customer trust. So what’s the pivot? “Deterministic automation.” Translation: traditional rule-based workflows for anything mission-critical, LLMs only for conversational fluff. Benioff’s timeline tells you everything. August 2025: celebrates on a podcast that he “reduced from 9,000 heads to about 5,000, because I need less heads.” Three weeks earlier: insisted AI wouldn’t lead to mass layoffs. The stock is down 34% from its December 2024 peak. Agentforce is still projected at $500M annual revenue. Both things are true. The real pattern: companies are learning that LLMs excel at demos and fail at enterprise scale without guardrails. “Deterministic” is a euphemism for “less AI, more traditional automation.” Fire the humans first, figure out the technology later. That’s the enterprise AI playbook.
