Everyone's talking about AEO. Not everyone is executing it.
We interviewed five practitioners doing the actual work (Alexander Diner at Webflow, Josh Jacobs at Jasper, Josephine Cahill at Oyster HR, Uzair Dada at Iron Horse, and Mason Poe at Edgar Allan) to understand what separates theory from practice.
Their honest take: AEO is a brand problem wearing a technical costume. It forces teams that historically never spoke the same language to co-own one discipline. Brand work lives in decks. Performance work lives in dashboards. AEO doesn't offer that separation anymore. What agents see is built by both teams, and neither can own it alone.
They shared three approaches: rebuild your site from scratch (Webflow did this as part of their rebrand), systematize what you have (Josephine's team monitors content decay and queues refreshes), or iterate on your biggest gap (Josh went from zero to 130 AEO keyword mentions in six months at Jasper by filling a content void).
All three converged on one principle: measure before you scale content. Implement guardrails before you hand anything to an agent. And get everyone aligned before you touch a page.
