the local seo agency is dead. it just doesn't know it yet. i've watched this happen in real time over the last 8 months. here's the order of operations: first, chatgpt search launched in october 2024. most agencies ignored it. "it's a chatbot, not google." then perplexity crossed 20M monthly users in early 2025. agencies still ignored it. "our clients don't care about that." then google ai overview started citing small businesses by name in local queries. agencies got nervous. they started adding "ai seo" or "generative seo" to their service lists. most of it was rebranded keyword research. no real methodology. then, sometime in late 2025, the smartest local business owners started figuring out on their own that you don't need an agency to get cited. you need: - one honest comparison page on your site (2 hours to write) - 3-5 helpful comments in your local subreddit (15 minutes each) - a list of real pricing ranges for your service (1 hour) - a citation tracker to know what's working (localrank.so or build your own) that's the entire stack. probably $0-100/month in tools. maybe $500 if you pay someone to write the comparison page. an agency charges $2,000-4,000/month to do local seo. what they deliver: keyword research, some backlinks, a monthly report. none of which moves the needle for ai citations. the agencies' entire business model was "this is too complicated for you, pay us to handle it." that stopped being true. the thing that actually works is simpler than what agencies sell. the agencies that will survive are the ones that pivot HARD to ai citation optimization — real methodology, actual measurement, transparent reporting. maybe 5% of current agencies. the other 95% are going to bleed clients for 18 months and then quietly close. i've already seen 3 agency owners pivot to consulting or in-house roles in the last quarter. if you own a local business and you're paying $2k+/mo to an agency, do this: ask them to show you their last 90 days of ai citations across chatgpt, perplexity, gemini, and google ai overview. if they can't, fire them. you can do better in an afternoon. we built localrank.so because we saw this coming. the tools were built for the old seo era. nobody was measuring what actually mattered in the new one.
