Gary Vaynerchuk has built more than 10 companies — an ad agency, production companies, a sports agency, a members-only club, an NFT project, a food and hospitality group and more. And he's clear about why: if he only did one thing, he'd burn out. Not from overwork. From under-stimulation. He's not saying this works for everyone. Some entrepreneurs thrive with total focus, and for those building toward a specific exit, concentration is the right strategy. But for the restless builders — the people with boundless energy and ideas who feel stifled by doing one thing — spreading out isn't the risk. Staying narrowly focused is what drains them. His framework for making it work as an entrepreneur: Know your one transferable skill before you add anything. Vaynerchuk's entire portfolio — advertising, media, sports, hospitality, NFTs — runs on a single core competency: marketing. One skill, applied across industries. If you can't name yours, you're not ready to expand. Use the 15-80-5 rule. He's involved in the first 15% of any initiative — synthesizing the idea, setting direction. His team handles 80%. He returns for the final 5%. Most of his calendar is 15-minute blocks. "Hourlong meetings are just 15 minutes of meat anyway." The system only works if you actually trust people to execute without you. Hire people good enough to outperform you on the details. "Most things don't matter," he says — and most entrepreneurs inflate both their own importance and the importance of the tasks they're doing. If 15 people on your team could handle it, let them. Your job is to set direction and get out of the way. Expansion creates optionality for your best people too. A nine-year VaynerMedia employee who was frozen in place — no room to advance — just moved into a senior executive role at another Vaynerchuk company. "Not only does this create optionality for me, it creates optionality for everyone." The last point: what are you actually optimizing for? If it's wealth, focus makes sense. If it's autonomy, exploration and the act of building itself — one company will never be enough, and pretending otherwise is what actually holds you back. Build the things that make you come alive. I stole this idea and now use it with every single employee. It’s the best illustration I’ve seen of teaching someone to be high agency. It says there are 5 levels of work: Level 1: “There is a problem.” Level 2: “There is a problem, and I’ve found some causes.” Level 3: “Here’s the problem, here are some possible causes, and here are some possible solutions.” Level 4: “Here’s the problem, here’s what I think caused it, here are some possible solutions, and here’s the one I think we should pick.” Level 5: “I identified a problem, figured out what caused it, researched how to fix it, and I fixed it. Just wanted to keep you in the loop.” Using this framework, here’s what I say to every new employee… You will live at Level 4 from Day 1 and as we build trust you will rise to Level 5. Being high agency doesn’t just mean tackling problems in this way. It means your entire way of working should be oriented to being a Level 4+ employee. Plz feel free to steal it as well.
