When SaaS wins: Stripe (network effect), Postmark (deliverability), auth providers, full ERPs, Slack/Linear/Notion. When custom wins: outreach, schedulers, basic CRMs, scraping, content tools, AI wrappers.

The math holds when three things are true: workflow stable for 6+ months, tool talks to fewer than 5 external systems, vendor has no real network effect. Three votes for replace and you build. One or two and you stay where you are.
