I've done 500+ reference calls for crypto hires. They usually follow a pattern that reveals a lot about both the candidate and the reference. Most managers default to safe corporate speak: "Excellent communicator, really hard worker, great addition to any team." Translation: this person could make a fine addition but you'll never know how he reacts during chaos times. No memorable wins, no spectacular failures. Whereas the best references tells the full story: They explain exactly how the candidate handled their biggest failure, what situation completely overwhelms them, and how they react when projects fall apart and everyone's pointing fingers. It can feel like a sabotage move to share this, but in reality they're giving me information I need to set the hire up for success. If someone struggles with ambiguous priorities, we can structure their role accordingly. If they shut down during conflict, we can prepare them for our feedback culture. I want to hear about the time they missed a critical deadline, how they handled team conflict, or when they had to admit they were wrong about a major decision. No one is perfect, so it's easier to hire someone whose former boss says "they screwed up but owned it and fixed it" than someone with five perfect references I can't be sure about
