@trentjhughes Damn, that's crushing it! $12k–24k/month from straight installs is no joke. You're right, boring + consistent demand = gold. Any plans to hire a helper or add recurring service? maintenance/subscriptions are great in that smart home vertical!

The HVAC companies that grow the fastest have one thing in common. They don't have better technicians. They don't have lower prices. They just answer the phone. I manage enough accounts to tell you: the gap between a $600k/year HVAC company and a $1.4m/year HVAC company is usually right there. One of them has a real system for answering calls and responding to leads within 5 minutes. The other one calls back when they get a chance. Same city. Same competition. Same trucks. Just one of them figured out that the first callback wins the job.

Vanity metrics are funny—two shops sell a project for the same price and look profitable. But one runs overhead at 23% and stacks cash… the other at 32% eats ramen. AI automation cuts manual tasks and lowers that overhead fast. HVAC owners—what’s your biggest overhead leak right now? #HVACBusiness #AIforTrades"

If I had to start again from nothing right now.. I'd 100% focus on building local service business brands around EMDs (exact match domains). Its just too easy in this environment..

@toddsaunders Spot on. This is picking up momentum in Heat Pumps and HVAC for sure. Real installers & business owners using Claude to ship tools that understand actual field conditions better than any generic software. Cory built that in 8 weeks? Legend. Every tradesperson willing to learn AI is now dangerous 🔥

I know Silicon Valley startups don't want to hear this..... But the combination of someone in the trades with deep domain expertise and Claude Code will run circles around your generic software. I talked to Cory LaChance this morning, a mechanical engineer in industrial piping construction in Houston. He normally works with chemical plants and refineries, but now he also works with the terminal He reached out in a DM a few days ago and I was so fired up by his story, I asked him if we could record the conversation and share it. He built a full application that industrial contractors are using every day. It reads piping isometric drawings and automatically extracts every weld count, every material spec, every commodity code. Work that took 10 minutes per drawing now takes 60 seconds. It can do 100 drawings in five minutes, saving days of time. His co-workers are all mind blown, and when he talks to them, it's like they are speaking different languages. His fabrication shop uses it daily, and he built the entire thing in 8 weeks. During those 8 weeks he also had to learn everything about Claude Code, the terminal, VS Code, everything. My favorite quote from him was when he said, "I literally did this with zero outside help other than the AI. My favorite tools are screenshots, step by step instructions and asking Claude to explain things like I'm five." Every trades worker with deep expertise and a willingness to sit down with Claude Code for a few weekends is now a potential software founder. I can't wait to meet more people like Cory.

most people building AI agents are solving problems for people who already have 10 other solutions. i'm solving it for the HVAC tech who doesn't know what an API is but loses $180K/year in missed after-hours calls.

This nails the bigger picture: HVAC is the Trojan horse for home-infrastructure-as-a-platform. As someone deep in the heat pump transition, I see electrification supercharging exactly what you're describing—more sensors, more IoT integration, way more actionable data per home. PE roll-ups that embrace performance-based models (not just 'fix when broken') are going to print. Appreciate you calling out the trillion-dollar blind spot.

Most businesses are not measuring their numbers the same way. A few examples: One company includes sales commissions in cost of goods sold (“above the line”), another puts them in overhead One company nets manufacturer rebates against equipment costs, another books them as “other income” One capitalizes certain expenses, another runs everything through the P&L I could go on. The point is this: Two companies can report the same gross margin… and be running completely different businesses. If you don’t understand how your numbers are constructed, benchmarking against peers can actually send you in the wrong direction.

@Will_Schryver @homeprosnews Pre-buy distortion was massive ‘24 got inflated, '25 normalized hard. But, heat pump numbers held up stronger, better than straight A/C and kept stealing share from gas furnaces. Soft market = perfect time for HP specialists to dominate leads & installs. Time to lean in. ⚡

HVAC shipments drop -29% in January 8 consecutive months when HVAC shipments declined 20%+ HVAC unit volume clearly peaked in 2022 Demand is soft But it’s not all doom and gloom A lot of noise in the data with pre-buying demand before Jan 2025 Credit @homeprosnews for the chart and full article
