@monjurulmamun That founder is really asking for technical leadership, not one superhero CTO. Build, hiring, delivery, production, and investor translation are different muscles. Better to define the first 12 months of technical risk before looking for the person.

“I need a CTO. Someone who can build the product, hire the team, manage delivery, fix production, talk to investors, and think three years out.” Last month, a founder from Australia told me this. I’ve heard versions of this across markets. And it usually means one thing: They’re not ready for a CTO. ⸻ What they’re really looking for is a miracle. Here’s what the role becomes: → Build the product → Define architecture → Hire the team → Manage delivery → Fix production → Align with business All at once. ⸻ But the real issue: Expectations and setup don’t match. Founders say “CTO” But mean “senior developer who can also think” They offer: → Lower salary → Vague equity → No real authority But expect: → Full accountability → Fast delivery → Zero mistakes That’s not leadership. That’s a pressure cooker. ⸻ And it gets worse. Decisions happen without technical context. Roadmaps shift. No system. No PMF. But the expectation? “Ship fast.” ⸻ This creates a gap: Business vision vs technical reality. And the CTO absorbs it. ⸻ The result: → Burnout → Frustration → Constant firefighting → No time for real leadership ⸻ A real CTO setup needs just five things: 1.⁠ ⁠A clear problem worth solving 2.⁠ ⁠Real ownership, not borrowed authority 3.⁠ ⁠Space to build systems, not just ship features 4.⁠ ⁠Genuine business–tech alignment 5.⁠ ⁠A founder who understands the difference between speed and urgency ⸻ If these don’t exist, you don’t need a CTO yet. You need a better setup.

The founder of Postman says you have to kill your existing org chart, especially if you're still operating with a pre ai hierarchy arrangement. The modern org chart, according to @a85: - wide span of control (even within exec team) - work directly with ICs, not through layers - either you're building, or you're selling Projects are led by staff/principal engineers with high agency. They see across the board as well as deep in the stack. Product managers are building APIs and prototyping in Claude instead of writing PRDs. Designers are shipping PRs through Cursor directly instead of relying solely on Figma. Everyone is building. And the management's job is to develop better judgment.
