If my agency got wiped and I had 6 months to rebuild to $100k/month, here's what I'd actually do: • Stop stacking $2-3k retainers. I did this early on and it was exhausting. You need like 40 clients just to make decent money. • Kill the "take every meeting" mentality. Qualification before calls. This alone saves 80% of wasted time. • Forget 80-hour weeks. I pay with money, you pay with time. That's what got me there quicker. • Fire the bottom 20% of clients immediately. They take 80% of your energy and 20% of your revenue. The math doesn't work. • Automate onboarding day one. A developer costs less than the hours you're wasting doing manual intake for every single client. • Cold SMS before cold calling. Warm bodies on the phone instead of just dialing into dead air all day. • Go High Level for everything. Consolidate data into one place. Most agencies break at scale because their data is scattered across 12 different tools. • Niche down violently. Riches are in niches. Specialists get paid 10x more. I've watched this play out hundreds of times. • Performance-based pricing from the start. Retainer plus percentage of results. Aligns incentives, keeps clients longer. • Pre-handle every objection in a pitch deck. Stop winging it on Zoom and wondering why deals fall apart. • Build case studies obsessively. Every single win gets documented with real numbers. This is your ammo for every sales call after. • Meta ads with a real budget. Target companies that can actually afford premium pricing. Stop chasing broke businesses. • Two-step offer: $6-10k intro project, then ongoing retainer once they see results. Lowers the barrier to yes. • Follow up on the 1st of every month until they say stop. Most deals close after follow-up 4. Most people give up after follow-up 1. • Review every sales call recording. Find where you're losing deals. Fix it. Repeat. • Double down on what's working. Cut everything else. Simple but nobody does it. That's how I scaled from $30k/month with scattered clients to $200k/month at 60% margins. Took about 18 months once I figured out the system.
