The real prize in Indian commerce isn't the GMV. It's the advertising margin that rides on top of it. Indian e-commerce and q-commerce are being built as logistics businesses, but the endgame is media businesses. Blinkit, Zepto, and Instamart are not competing to deliver groceries faster. They're competing to become the place where the next generation of D2C brands must pay to be seen. The logistics is the moat-building phase. The advertising take-rate is the moat. This is the Amazon playbook, one decade later, in a market with 10x the fragmentation and none of the incumbent brand entrenchment. When brands spend 25–30% of GMV on visibility, and when every new D2C founder has no distribution heritage to rely on whoever owns the shelf owns the economics. The shelf just happens to be a dark store. Q-commerce didn't just compress delivery windows. It compressed the brand-building timeline. A new appliance brand or beauty founder no longer needs years of modern trade negotiation to get placement at D-Mart. They need a Blinkit SKU, a decent ad budget, and proof of sell-through. The demand signal is real-time. The feedback loop is 10 minutes, not 10 months. If retail media becomes a 25–30% tax on D2C brand revenues, who actually captures the profit in this ecosystem? The platforms, certainly. But the brands? They're paying distribution rent forever, just to a new landlord. The only brands that escape this toll are the ones that generate pull so strong that platforms compete to carry them.
