2025 Annual Letter to Shareholders: From Science Project to Industrial Company The 2025 annual letter presents both sides of the Eos story. It points to the scale of the opportunity ahead and the future Eos is trying to grow into, while grounding that ambition in the reality of what has and has not yet been achieved. The message is measured. The ambition is still there, but it is paired with a clearer acknowledgment that execution matters more than narrative. Tone Shift: From Promotion to Accountability I like the tone of Joe’s note, which is one of the more notable things about it. It reads like a company that understands it crossed an important threshold in 2025, but also understands it has not yet earned the outcome. The messaging is measured rather than promotional, even if there are a few moments of clear conviction in the text. Management is framing progress alongside the execution gaps that remain, rather than trying to bury them. In my view, that suggests confidence, even if it still needs to be proven through results. 2025: Transition to Industrial Scale At the highest level, the report suggests that 2025 was a transition year for Eos, moving from a development story to a company showing real signs of industrial scale. Revenue reached $114.2 million for the year, a more than 7x increase over 2024. While Q4 revenue was a miss, it still came in at $58 million, exceeding the first three quarters of the year combined, and likely would have been higher, with full-year guidance met, absent the production disruption. The company exited 2025 with 2 GWh of nameplate production capacity. The next step is converting that capacity into a sustained run rate. If balance sheet risk dominated the story in prior periods, that risk has now been materially reduced. Eos ended the year with $624.6 million of cash, strengthening liquidity and enabling management to remove the going concern warning in its SEC filings. With that issue behind it, the question is no longer whether the company survives, but whether it can convert that runway into a durable operating business in a timely manner. What Has Been Proven vs. What Still Needs to Be The report is equally clear on what has not yet been solved, while also showing where progress is being made. That progress is reinforced by the Q4 10-K, which shows a material improvement in unit economics into the fourth quarter. Gross margin improved from -324% in Q4’24 to -94% in Q4’25, while adjusted EBITDA margin improved from -615% to -123%, reflecting both higher throughput and improved operational discipline - direct evidence that scale and process changes are beginning to move the cost structure in the right direction. The conclusion remains unchanged: the business is not yet profitable at current output levels. Margins remain negative, and the model still requires higher, more consistent throughput to convert that improvement into durable profitability. That is why the next phase of the story narrows to a small number of operating outcomes. Backlog must convert into revenue with consistency. Year-end backlog stood at $701.5 million, representing 2.8 GWh, while the commercial pipeline reached $23.6 billion, representing 99 GWh. Demand is not the primary issue. The market opportunity is there. The redundancy risk for customers has been removed. Eos must now translate that demand into repeatable shipments at improving economics. Margins must improve with scale. The company is betting that automation, subassembly integration, process improvement, and higher throughput will translate into better unit economics over time. That is what investors need to keep in view, which leads to the next requirement: execution consistency. What’s Next? One of the clearest lessons from 2025 is that this model remains highly sensitive to operational disruption. Even with real progress during the year, management still finished below its original revenue expectations. The company described 2025 as a structural turning point, and that may prove to be true. But that only matters if Eos delivers operational proof, not just the promise of it. Eos has shown that the product has a place in the market. It has shown that customers are willing to engage. It has shown that capital was available once enough progress had been made to support a larger financing package. What remains unresolved is whether the company can run the business well enough for those advantages to matter. For investors, the watch list is straightforward. Gross margin progression will show whether the economics are improving. Shipment consistency relative to backlog will show whether production is keeping pace with demand. Cash burn relative to revenue growth will show whether scale is producing operating leverage. And evidence of repeatable execution will show whether the business is moving from ramp to durability. These are the signals that matter now. Eos has moved beyond the phase where survival was the defining question. It has not yet reached the phase where sustainability can be assumed. That is the space the company now occupies. The annual report makes clear that the opportunity is real, the runway is there, and the market is large.
