At @cars24india, we have 6,803 employees. 951 are women. And today we have zero women at the Director level. Last Saturday, I sat down with some senior women leaders across Indian companies for a dialogue about how leadership actually forms inside organisations. Numbers like this are easy to explain away. You can point to hiring cycles, pipeline gaps, or the time leadership takes to develop. But sometimes a number doesn't require an explanation. It is telling you the truth. The systems we build produce exactly what they are designed to produce. At one point, someone asked a simple question: ‘Who decides when someone is ready to lead?’ The room went quiet. Because in most organisations, the answer is not written anywhere. Leadership does not emerge from a process chart. It emerges from the judgment calls of people who already hold power. Organisations do not just promote talent. They promote familiarity. People often recognise leadership in people who look, communicate, and operate like leaders they have already seen before. Not intentionally. But over time, systems quietly reproduce the same archetype. That is why leadership pipelines rarely break at the top. They break years earlier. In how potential is recognised. In who gets stretch opportunities. In who gets invited into the rooms where decisions are made. As founders, we spend enormous energy hiring great people. We spend far less time examining the invisible systems that shape who eventually becomes a leader. And the hardest part of seeing a system clearly is realising that you are part of the system. The system you build determines the leaders you get.
