The real bottleneck isn't implementation anymore - it's deciding what to build and how the UX should work. That's why I've been spending more of my time learning design and product skills. The most impactful engineers will be the ones who can shape products, not just ship features.

The revenue timeline on this company reads like a typo. $10 million ARR in mid-2024. $55 million by April 2025. $95 million by July. $200 million by October. $400 million by February 2026. 40x in 18 months. Fal is the invisible backend of AI-generated media. They don't build models. They host other people's image, video, and audio models and run them faster than anyone else. Adobe, Canva, Shopify, and Perplexity all route generations through fal's inference engine. Burkay Gur and Gorkem Yurtseven started the company in 2021 building Python runtime tools for ML. When Stable Diffusion launched and every developer needed fast image generation, they pivoted to inference for diffusion models. That timing was perfect, but execution is what got them here. They crossed $50 million ARR with 25 employees. $100 million with 45. Their entire go-to-market team at nine figures of revenue was six people. At ~120 employees today, they're running roughly $3.3 million in revenue per head. Their engineering edge: the team comes from compiler design, programming languages, and database internals. They optimize inference the way database engineers optimize query execution, squeezing milliseconds out of every API call across billions of generations. That advantage compounds with volume. The fundraising pace matches. $125 million Series C in July 2025 at $1.5 billion. $140 million Series D in December at $4.5 billion. Now a $300 million round at a ~$7.3 billion blended valuation. Four rounds in a year. Sequoia, Kleiner Perkins, a]16z, GIC, NVIDIA all on the cap table. The bet behind all of this: models are commoditizing. A breakthrough lasts three to four months before replication or distillation. The infrastructure that runs models at scale gets stickier with every generation processed. $400M revenue, ~120 people, EBITDA positive. These are the economics of owning the inference layer when every app on earth wants to generate media.

It’s been a long time coming, but I’m excited to join @fal as the new Head of Design. I’ve been collaborating with @gorkem and @burkaygur on the fal brand closely over the past few years, so it all made (too) much sense to continue this journey on a more permanent basis (and they could pull me out of FT-retirement). Excited to explore the space of generative media and work alongside the brightest minds. As for the studio, I’ll be still taking on projects under my studio still but on a much much more limited basis. 😌

This is why I think it’s important to just ship the thing as fast as possible. Get people to start using it, get feedback from your users, the fast follow with those improvements or fixes. No regressions, bugs, any clear blocking issues then ship it and give yourself some time after to monitor, hear feedback and follow up

One of my favorite lessons I’ve learnt from working with smart people: Action produces information. If you’re unsure of what to do, just do anything, even if it’s the wrong thing. This will give you information about what you should actually be doing. Sounds simple on the surface - the hard part is making it part of your every day working process.

Some of our best hires were totally unqualified on paper. They always had the same qualities: entrepreneurial, high agency, smart, mission aligned, and they got shit done. If you’re hiring, especially in early stages, seek out & bet on these people. Don’t over-index on resumes.

Brian: We would've built it all back. This is actually a very important point because I think there's a big difference between a founder and a presider of a company. I know that I could build it back because I started it when it was just me on a laptop. And I was there when it was 10 people and 100 people and 1,000 people. And if we need to go from 2000 to 1000 that's not a big deal to me. I could go back to being on my laptop again if I had to. There's this great Lee Kuan Yew [founder of Singapore] speech that he gave when he was dealing with a strike that was happening. He says in this speech, and it gives me chills every time, he says I sat across the table from them and said get back to work. I will not allow you to bring this country down. And if you don’t do it, I’m prepared to rebuild it all from scratch again. And he said anyone who rules Singapore has to have iron in their veins. I will rebuild it all from scratch. I was watching videos like that and was like this is what I need to do as a leader. It was very inspiring. There are moments like that. You have to stand up and say: We're going in this direction and if you're not on board with it, that’s okay, you can leave. But we're going this way. That's leadership.
