The best thing a founder can cut from a week is the meeting that decides what is already decided. The second best is the pitch that would have been an email. The third is the reply to a thread that will still be there in the morning, that you will not remember in a week, that never mattered when you were writing it, and mattered even less when you woke up. I quote this rule to my team more than I should. The irony of who wrote it in its original form is not lost on me. The rule still works. There is a version of founder discipline that is really just performance. The founder is up at five. The founder is answering DMs at eleven. The founder is on every panel. The founder has an opinion on every industry story. That is not signal. That is a way of feeling productive without producing anything. The signal that actually moves a company forward is quieter. It is the two or three product decisions per week that will still matter in a year. It is the difficult conversation with a team member you have been avoiding. It is the customer call you take on the day the customer wants it, not the day it fits the calendar. It is the code review you actually do properly. It is the release notes that read like a person wrote them. I keep a list of five things I would still do if I could only do five things this week. When something asks to be on the list, I check whether something already on the list would need to come off. Most weeks the answer is no. Most requests are noise pretending to be signal. At @Surf_Liquid the way we operationalised this is with a two column log. Left column is what we shipped that a user would notice. Right column is what we spent time on that a user would not notice. If the right column is longer than the left column for two weeks running, something is wrong with what we are doing with the time. We shipped a lot in the wrong column and none of it moved the product. The two column log is embarrassing to keep. Which is exactly why it is useful. Signal over noise is not a productivity hack. It is the discipline of noticing that most of what happens in a week is noise, and building the reflex to close the tab. You will always find you had more time than you thought you did. The problem was never the time. It was the noise you kept giving it to. Building it at @Surf_Liquid.
