Imagine opening up your furnace panel and seeing this. Also fun fact. Not your blower motor.

I got crucified here on X for my sketch mocking Erika Kirk's leaked call. For that, I'd like to formally offer zero apologies. Here's why I made that video.

When @JeffBates29 and I took over RL Heating and Cooling this was the “ledger” our office “manager” gave me. I keep it pinned up in my office as a reminder of how far we’ve come…it’s right next to my abacus. Yes, that is a strip of white-out.

I own a residential HVAC company. We’re moving over to Service Titan @ServiceTitan Imagine transitioning from JV high school football to the NFL. That’s what it’s like. But it’s worth it in the long run.

This morning, I was in Crystal River to announce major investments totaling $25.3 million to improve critical infrastructure in Citrus County, Levy County, and Newberry. ✓ Citrus County: $16.4 million to upgrade the sanitary sewer system, which was damaged by storms in 2023 and 2024. ✓ Levy County: $1.5 million for water infrastructure in communities impacted by Hurricanes Debby, Helene, and Milton. This project is expected to create 120 new jobs in the area. ✓ City of Newberry: $5.6 million to improve roadway and water infrastructure at the Newberry F-300 AgFoodTech Innovation Park, in support of Florida’s growing AgTech industry. These awards will directly support economic growth, long-term resilience and quality of life for families in rural Florida, including some of the areas hit hardest by recent hurricanes.

@Will_Schryver Oh yes I can relate on most of these but the missing payroll due to the middle of the week holiday was the worst.

I buy HVAC companies the same way people buy houses: Find a good one, get a loan, and make payments from the income it produces. Except HVAC companies pay better than rental properties. And I don’t have to deal with tenants calling me at midnight. Instead, I have to deal with: Customer calls/texts complaints starting at 6am and ending around 11pm GC project manager threatens to call the cops on you Employee crashes van into a gas pump Van breaks down on the interstate first thing in the morning and is out of commission for 4 days Installers install the wrong equipment at the right house Installers install the right equipment at the wrong house Technician no call, no show on a random day where he’s scheduled with 5 calls 3 non-revenue call backs for the same $250 service call Missing payroll by a day because of a new bank holiday in the middle of the week Employee quits via text message after 4 days on the job Suppliers not having one critical part in stock even though their website states 15 available

We pass on way more deals than we say yes to. Why? Because a bad acquisition can drag you backward. The wrong ingredients slow growth, burn cash, and distract from the business you already know how to run. Knowing what's inside your "buy box" allows you to make informed and confident acquisition decisions.

Fun fact: there is a direct correlation between people who DEMAND hvac service today and complain about price. Difficult customers tend to show there true selves from the very first interactions.

Some folks think winning means someone else has to lose. That’s small thinking. Great leaders create wins for others. They give credit. They listen. They celebrate better ideas—no matter where they come from. Win-win isn’t soft. It’s how you build something that lasts.

We will MISS our summer goals. Not because of lack of leads. Not because of low booking rate. Not because of poor avg ticket. We missed them because we lost 2 techs at the worst time ... right at the start of summer. And we couldn’t backfill fast enough. The leads were there. The calls were coming in. The installs were waiting. But our trucks? Parked. Hiring techs is the single biggest constraint to growth in home services. We all know it. But most of us treat recruiting like a last-minute fire drill instead of a proactive scaling opportunity. That’s on me. So we decided to fix it. And the best part? This position no longer requires a six-figure recruiter salary. We built it around international contractors, so it runs at a third of the cost, without sacrificing output or urgency. This hire would’ve saved our summer. Now we’re using it to make sure we hit fall/winter goals. The best solutions come from the trenches. We build for what we bleed from.

@thehvacjack I went through 6 months of talks and then we had to walk away. Doors are now closed of that biz but not before they destroyed the name even more.

Passed on a $2.1M HVAC biz last year. 5% margins. No CRM. No GM. Just the owner, a flip phone, and a whiteboard. Felt too messy. Someone else bought it, cleaned it up, raised prices. I know the new owner. It’s doing $3M at 12% now. Lesson? Messy isn’t bad. Messy is margin. Just prepare to have the bandwidth to handle the mess.
