1/ Power & Real Estate: Gigawatts, cooling, grid interconnects. Capital-intensive. Commoditizing fast. (Constellation, NextEra, Equinix)
2/ Foundry, Memory & Equipment: Physics caps the supply. TSMC controls ~68% of foundry. ASML owns the EUV monopoly.
3/ Compute Silicon: Nvidia at 90% GPU share. $4.9T market cap. AMD, Broadcom, and Marvell chasing hard.
4/ Cloud & Neoclouds: AWS, Azure, Google Cloud hyperscaling. CoreWeave, Crusoe at $22B-ish. The picks-and-shovels of AI.
5/ Foundation Models: OpenAI at $852B. Anthropic ~$900B. Open weights (Llama, Mistral, DeepSeek) are compressing margins fast.
6/ Tools & Orchestration: Blue margin. LangChain, LlamaIndex, Weaviate, Bedrock. The glue layer. Winner still TBD.
7/ Applications & Agents: Green margin. ChatGPT, Claude, Gemini, Harvey, Perplexity. What end-users actually pay for.
The key insight: profit doesn't flow evenly.
Bottleneck layers (silicon, foundry) capture the richest margins today.
But capital and value are migrating UP the stack over the next 3–5 years.
The app layer wins long-term. The commodity layer bleeds.
