Spent £3K on Meta ads last month. Made $19K back. Every ad was created by Claude code in 30 minutes. I didn't review a single one before launching. Old way: you hire an agency. They do market research, interview you, come up with angles, design creatives. Takes weeks. Costs thousands per month and many hours of your time. New way: you give Claude Code a landing page URL. ❤️ $2.5M was the number where I got comfortable having multiple kids and taking a bit more risk. People who are close to me know that my extended family has always been a financial liability. I did not come from much so I’ve always have had to be the bank for my loved ones. So I’ve always felt like I had to play defense leading up to hitting this financial goal which came right before my mid 30s. If you’re running a bootstrapped business, eCom or not. Take out dividends every 30th or 31st of the month. No excuses. Lower growth if you have to. Growth does not put food on the table for your family. Dividends do.

How much of your net worth is your business? Knot in your stomach? Keep reading. Roman Khan (@RomanEcom) spoke at one of our eComFuel events a few years ago. If you ever get the chance to meet Roman in person, do it. He's one of the most genuinely warm, generous people in the eCom world. He got on stage and vocalized something I've long believed: "It's important to build your personal balance sheet alongside your business. Try to get to $2.5 million in liquid assets as soon as possible." The number might be different for you. Maybe it's $250K. Maybe it's $5M. The specific figure matters less than the principle behind it: Build a real financial cushion that exists outside your business. Why is this so crucial? When your personal financial obligations are covered - or you at least have a healthy cushion - you stop making business decisions from a place of fear. You can invest for the long term without panicking about next quarter. You can say no to bad opportunities. You can hire slower, fire faster, take the risks that actually matter. A few @ecomfuelco member experiences, anonymized and paraphrased for privacy: "I've been taking profits out and reinvesting 90% into diversified passive investments for over a decade. If I got fed up with my business tomorrow, I could walk away and my family would be fine." Another: "I didn't think about this [investing outside the business] until COVID hit when I realized I was stuck with one big thing and little else. Diversifying helped my personal finances as well as my mental health." 95% of entrepreneurs I know don't want to retire on a beach. They want to build on their own terms without worry. And building an outside cushion lets you do this. Your business should be your best investment. But it shouldn't be your only one.

I know that on Twitter there's a book called Profit First that gets thrown around. I think it's a really good primer in the psychological framework of thinking about your business. I would tell you to read this book first. I think the book will get you comfortable with the idea of taking out cash The second book I would read, which I read when I was going bankrupt in 2018, was called "Unshakeable" by Tony Robbins. I know the title sounds cheesy but it puts you in the framework of investing mindfully and systematically, in really layman terms Once you read the two books above, I think the percentage will come really natural to you because you'll start getting your ducks in a row The number one thing I see with Ecom founders that I advise or mentor is that they don't have basic management accounts in place for their businesses. They're not routinely setting aside time (let's say on the 15th of the subsequent month) to review the prior month and how the books closed, what cashflow looked like and forecasting how much of that FCF can be distributed out I do this religiously now and then decide on how much to take out of the business on that date of the month It's not crazy complex and you don't need to be a finance guru to do this. Usually E-com businesses are really simple. You're just spending on cost of goods sold and marketing and you just need to manage those two payments really carefully and then the rest is very predictable, at least from my experience.
