For 6+ months, Claude Code was the safe default for AI coding. Now Codex is taking the lead, Gemini CLI is suddenly legit, and the era of picking one “best” model is ending. The edge now is runtime, orchestration, and live workflow performance.

Had a fantastic time with fellow technical leaders at the Makers Fund Chief Tech Omnium at GDC. I led a roundtable on a hard truth for AI-native games: inference is a design feature. If your intelligence architecture is not cost-aware, latency-aware, and properly routed, success can destroy your unit economics. Brilliant room, timely conversation. Built a 3D fortress-defense RTS in ~90 mins with OpenAI Codex CLI (GPT-5.3 Codex High): React + Three.js/R3F + Rapier + Zustand. No hand-made assets: procedural GLBs + deterministic sim. Then I added AI Commander (Gemini Live voice) to plan + execute tactics in-game. 🎥👇

Last week I built a 3D fortress-defense RTS in 90 mins. This morning (w/gpt5.3-codex-spark) I went after: impact, atmosphere, and agency. I hardened the Gemini AI Commander with a strict Intent Policy Gate. It analyzes without mutating state, previews without spending, and executes deterministically. No more confused AI voice spam, just phase-aware tactical execution. The magic isn't the model, it's all how we choose to use it.

Most teams don’t have an AI strategy. They have a model preference. In 2026, the model is infrastructure: astonishing, fast-moving, and increasingly commoditized. If your moat is “we use ___,” you’re building on sand. The edge has moved up the stack. Agentic systems engineering is the strategy: Orchestration where model choice is just runtime routing (provider swaps don’t threaten the product). Eval-first discipline where every change is evidence, not vibes. Workflow-native UX where intelligence is ambient + promptless—not trapped in a chat box. @kaublezw The split-brain design allows it to function with local NLP, even without a frontier voice model. Deploying this for players with pay-to-play or BYOK would allow it to naturally scale massively & solve the unit-economics

Keep in mind that everything you see is 100% algorithmic, from 3D meshes to particle effects. Codex really wrote it all. There are legit AI-gaming startups that are making huge advances, building text-to-game solutions, e.g. Bitmagic and Nilo - a production-quality version of my little experiment

That makes sense. All good, I'm a huge believer in AI game dev and wish I had time to crack it. I run a test with each model (vanilla) to see how it is interacting with it to develop a game (Three.js, Unity + MCP), 3d and 2d generated art MPCs (and recently transformed into AI skills) and its obvious that we have work to do to align AI with developing interactive content like games. I'm very optimistic we're not far from it though and someone must be working on tools to move these things in parallel and visually be able to assess if the job aligns with the intent of the person directing the AI. Your little explosions, hit effects, health bars, and all the detail gave it away that it couldn't be a pure codex story. Anyways sorry for being so aggro! Just too many people DM-ing me (and frankly investing cash) into places that are not showing the hard work that is needed on top of pure models today. But who knows where we will be tomorrow!
