"Become the Vajra first; then be the Bodhisattva." Reflections on the YUE07 Reunion: Mirrors, Parallel Lives, and the Practice of Worldly Engagement Over the years participating in Sequoia China YUE Accelerator, I have barely missed a single semi-annual gathering. Three years—from YUE01 to YUE07. It feels long, given how much has happened to all of us; yet, in the grand river of human history and amongst the shining stars of the past, a three-year entrepreneurial journey is a mere blink of an eye. For me, this high-energy environment has transcended simple learning: 1. Absorbing Frontier Insights: Every session offers high-density input. From macro-trend analysis and the frontiers of AI to peer panels, I gain external perspectives that constantly refresh my cognition. 2. A Rich Array of Founder Archetypes: This is a highly concentrated field of exchange. Guests, investors, and fellow alumni (both new and old) provide a diverse set of "Founder Samples." Founders often lack objectivity about themselves. By observing others—mirroring the excellence of the best and reflecting on the missteps of others—I can see myself more clearly. 3. Preserving the "Spirit": Sequoia gathers the most outstanding group within the Chinese entrepreneurial circle. It forces you to maintain a pursuit of high taste and holds you to an ambition for excellence, leaving no room for slack. 4. Accumulating Experience via "Parallel Lives": As a member of the inaugural cohort, I have witnessed the ups and downs of over a dozen peers over three years. This bystander perspective has allowed me to accumulate more than ten lifetimes’ worth of valuable, vicarious experience. 5. Cognitive Upgrade: "Entering the World": Everyone has blind spots. As one of the younger members of my cohort, my seniors shared profound experiential wisdom, revealing the gray areas and cruelty of the real business world. This shattered my early idealistic filters, grounding me in the mud of reality—a necessary step in true "worldly engagement." Beware of "Fake Diligence": The Counter-Intuitive Cultivation of a Founder Only after seeing reality clearly do I understand the true weight of the phrase: "Do your human utmost, then listen to the mandate of heaven." Making things happen is a complex convergence of karma. Timing, location, and people—internal factors often carry only a small weight. It is like collecting puzzle fragments: success requires gathering every necessary condition; missing even one leads to failure. Facing results requires both humility and severity: If we succeed, it is heaven’s favor helping me collect the external fragments. If we fail, it is a lack of cultivation—I lost a critical piece. Success is the "survival" of luck; failure is the "inevitability" of capability. Precisely because the outcome is not fully within our control, a Founder must exert true, exhaustive effort on the few tiny variables they can control to fight for that singular possibility. Regrettably, many Founders do not truly go all out; they use the pretense of effort to escape the real battlefield. As Wang Xing (founder of Meituan) once said: "Most people are willing to do anything to avoid the pain of true thinking." This should be a constant alarm bell for every Founder. We must guard against three mechanisms of "escaping thought": 1. Biological Energy Preservation: The brain has evolved an efficient "energy-saving mechanism," preferring intuition and experience over high-energy deep logical reasoning. Deep thinking means building new neural connections, which requires massive energy and embraces uncertainty. Avoiding thought is essentially the brain obeying its primitive laziness. 2. Social "Action Bias": In the current environment, information overload and scattered attention offer cheap, instant gratification. Due to "involution" (intense competition), "busyness" has become a habit and is viewed as a value in itself. We easily fall into Action Bias—using tactical diligence to mask strategic laziness, filling the void and anxiety of "non-thinking" with endless "doing." 3. Psychological Defense (Ego): This is the most insidious trap. Zhang Yiming (founder of Bytedance) repeatedly emphasizes that a founder’s Ego must be small. It is easier said than done. Without Ego, you cannot start a venture; with too much Ego, you cannot finish it.The beginning often requires a massive Ego as fuel to build a "Reality Distortion Field," to withstand doubt, and to believe you see a future others cannot. But the journey requires extreme truth-seeking. You must shatter that Ego to listen to the market, admit mistakes, and correct course. If the Ego is too big, it becomes earplugs, deafening you to the sound of cannon fire. Burn your Ego when you need to explode; crush your Ego when you need the truth. Founders—especially those who achieved small successes in school, work, or fundraising—often carry strong self-identity. Deep thinking implies challenging convictions you hold dear, or even admitting ignorance. The deeper fear is this: If I think and act with total commitment and still fail, it proves I am truly "mediocre." To prevent this "genius" self-image from collapsing, many subconsciously choose "self-handicapping"—wasting time with busywork, video games, or doom-scrolling. This allows them to comfort themselves in failure: "I just didn't try hard enough, it's not that I lack ability." This psychological compensation protects the precarious illusion of the "genius." Return to First Principles: Establishing Order in the Mist A Founder lives by credit, carrying the trust of investors, teams, and family—carrying the "Karma" of the crowd. Since you chose this path, personal interests must be placed last. 1. Return to First Principles: Penetrate the Surface Every founder knows the importance of this concept. But how many become the person others describe as, "He has an uncanny ability to catch the wind; he's nailed it four times in a row"? There are no secrets in startup methodology; it is all common sense. But true understanding is not just knowing common sense—it is the unity of knowledge and action (Zhi Xing He Yi). You must set aside time for deep thinking, learning to "fight with your left hand against your right," and ruthlessly critiquing your own conclusions. If you are certain of an insight, drill down like an oil rig. Do not waste energy on shallow impulses; seek inevitability in deep logic. 2. Face the "Fog of War": The Discipline of Focus Startups are rarely about glorious slaughter. Mostly, you are wandering in the fog (finding direction), searching for water (fundraising), looking for teammates (hiring), losing teammates, or waiting for the wind. Often, you cannot even find the enemy; you don't even qualify to enter the battlefield. Silence is the norm. Know whether you are spinning in circles or taking root downwards. Momentum is the team's accelerator. When there is no Momentum, the Founder must waste as little water as possible and lead the team to the next acceleration strip as quickly as possible. This is the job of the Founder alone. It requires rapid decision-making and the courage to face problems directly. Founders are often good at solving problems, but many are bad at discovering them or dislike facing them. Once a founder truly prepares to solve a problem, there is nothing left to worry about. 3. Build True Gumption: Courage, Optimism, Confidence Do not only show confidence to yourself and your friends—that is "comfort zone confidence." Dare to show confidence to everyone; that is true confidence. Believe in the future you see, the future of your work. Who knows where you will be in 5 or 10 years? To quote Feng Ji (Producer of Black Myth: Wukong): "You can't only be confident when you've already won. That isn't confidence; that's just repeating the result. If you lose today, you might lose tomorrow, but so what? The factors influencing the result are too complex, so the outcome is inevitably uncertain. The only thing we can be certain of is the choice of what we are doing—doing concrete things, doing difficult things, doing things we believe in. When doing these, of course, we should be confident... With the mindset of facing difficulties head-on, failure isn't so terrifying; it won't easily knock you down. A life spent calmly engaging with unavoidable difficulties is a life lived on solid ground. Because it is hard, it is fun." Read this often! You will find new meaning in it at different times. The Angry Vajra and the Compassionate Bodhisattva Finally, a bit of "politically incorrect" reality logic: In the laws of nature, there is no correlation between being "Formidable" (Great/Powerful) and being a "Good Person." You can pursue greatness while still choosing to uphold high moral standards—being honest, trustworthy, and empathetic. But this is your personal choice. It is rarely a direct chip for success; sometimes, it is even a shackle. A person can only attend to so many things at once. We must admit: A good person without power is ineffective. How many people can you influence? How much justice can you guard in this cruel world? Kindness without strength is often a synonym for weakness. In the brutal ecological niche of commerce, "Greatness" means holding the power of definition and resource allocation. There is a Buddhist saying: "The Vajra (Guardian Deity) glares in anger to subdue the four demons; the Bodhisattva lowers their gaze in compassion for the six realms." Please, first equip yourself with the thunderous means and strength of the "Angry Vajra" (Become Great/Powerful). Only when you have earned the ticket do you have the qualification to lower your gaze like the Bodhisattva and truly save sentient beings. Become the Vajra first; then be the Bodhisattva.

一流的人才靠收购,二流的人才靠猎头。 没有亲历战壕的人,很难体会到创业的残酷,亦无法承担极高风险(资金压力、找不到 pmf、失败概率大)。 而习惯了在大厂拧螺丝的人,不知道如何赚钱,也不明白怎么节流。创业不是请客吃饭,不是群里聊骚,自己 solo 一年挣5m和带一群人一年挣50m,两者难度不在一个纬度。 因此很多时候,创业者能对打工人兼容,打工人无法对创业者兼容。打工人可以每天骂老板,老板只能每天骂自己,骂完了还要给供应商陪笑。这两类人,讲的不是同一种语言,他们生活在彻底不同的风险定价模型里。 你兜里只有这么多钱,你无法开天价薪酬招到最好的人,因为这些人手里往往拿着厚厚一摞 offer。你只能用价值观和愿景吸引跟你志同道合的人,团队共同承受长时间的高压,才能取得一些微小的成就。 真正创业的人,比如神鱼、行长、鸡哥、洪波… 都有共同的特点,即,他们都是最终的风险责任人。这也是为什么说,初创企业只有 founder mode 这一种,而无其他,因为没有别人能兜底。 如果你爱一个人,让他去创业。如果你恨一个人,也让他去创业。 过去10年,字节的收购毫无疑问是极为成功的。比如收购图吧,得到了张楠,从零到一做出了抖音;$1bln 收购musically,得到阳陆育和朱骏,后有 Tiktok;收购脸萌,得到郭列和刘佳彬,推出了剪映和 Capcut,2024年三位数收入增长,总收入近百亿,月活超8亿。收购图虫和多说,得到沈振宇和郭宇… 这几年见过太多能力极强的独立开发者和小型团队,很多在杭州、广州。 你不需要教他们风险是什么,事情该怎么做。因为他们已经在真实的商业环境里遭受过酷刑,接触到了世界的真相。只有交最贵的学费,才能上最深的课。 希望能再多挣钱,多一些跟这些人共事的机会。

我们在昨天停止了OUTA作为一款mini game在Telegram的运营。 当然也有TON对于生态独占性的要求这一个原因,但今天想聊聊其他的。 做这个决定我们下了很长时间的决心,OUTA上线至今的收入流水十分微薄,我们距离收回成本相差甚远,远远无法支撑团队的持续开发。接下来想和大家分享一下我们踩过的坑、现状同步以及未来的计划。 我们原本对于OUTA抱有很高的期望,在设想中,我们原本希望能通过OUTA将我们在做的Web2品牌权益等更紧密地与Web3结合,并通过记忆碎片的收集发放小幽灵NFT S2的白名单,再通过第二代NFT拓展更大的IP宇宙与产品。 OUTA原计划是以PWA的形式上线在SOL和Base,但是在和一位投资人深入交流过之后,他建议我们立刻转向TG生态,说能够快速获得上百万的用户,也很容易拿到融资。我不想去谈我们视角下TG生态用户质量、付费能力等问题,只是想对我们自己的行为决策好好进行一下反思。 我们当时做了一个快速决策,选择了转向TG生态,看似是一个更容易获得用户及融资的方向,但实际上这个决策让我们背离了我们更擅长的事情。 小游戏的收入模式,无论是走游戏内付费还是广告收入,其实都是要做投流买量那一套打法。说得极端一些,会投流的操盘手,无论游戏内容质量如何、社区运营如何,依靠投流机制都能让整个盘子有相对不错的收入流水。然而这恰恰是我们不会做的,也是很难短时间掌握的。 另外,也因为这个转向很突然,导致游戏的工期一拖再拖,适配性也并不是很好。我们本来以为技术方面只会是一个很简单的小调整,但是后续牵扯到了TG ID与MID的关系、游戏资产通过账户体系读取、登录模块、弹出式页面的处理等问题,既让我们付出了更多的开发成本,也让工期延后了几个月,错过了最热的那段时期。 后来由于赛道热度褪去、数据表现比较差等原因,也没有能够顺利拿到融资。为了生存,我们开始与一些生态沟通grant支持,通过我们为他们建设一些产品/社区的方式获得资金方面的支持。 其中也遇到了形形色色的生态/负责人: 有的负责人吹嘘的能给的金额是基金会实际能给到的10倍; 有的负责人给我们定的月活指标比他们整个链的月活数据还要高不少; 有的基金会在拖了两个月马上签合同的时候告诉我们基金会一半人都被裁掉所以不能继续推进我们的项目。 由于种种拖延和突发状况,我们的团队也几乎解散,没有能力给他们发工资了。 不过现在我们已经和一家公链谈妥了,并且收到了第一笔Launch Grant,后面在完成一些产品的Milestone和KPI之后会逐步解锁后续的grant,具体的情况我们会在晚些和大家同步,到时候还是需要大家多多帮忙。 在乱成一锅粥的创业环境中,我们现在拥有了活下去的机会,苟住、不下牌桌,再慢慢寻找机会,才能在未来解锁更多的可能性。 现在团队在用最轻量化的方式跑着,专注在能创造收入的业务上,而不再想怎么讲一个更大的叙事拉到投资。 我们的下一款休闲游戏预期能够在四月初上线,比最初的预期稍晚了一点,不过也可以接受。尤其是这一次我们长了记性,没有再把游戏发行的任务交给了不专业的自己。 我们目前已经和专业的发行公司沟通好,预计会先用微信小程序的形式做测试,并根据测试对数值等进行调整然后再加大投放,并且寻找更多发行公司合作发行更多平台、App版、海外版。 可能和很多人的认知区别比较大的是,游戏发行公司做的并不是收我们的钱来发行游戏,虽然它们有这项「代发」业务。 但是对于高品质的游戏(也就是美术画风好、游戏内容丰富的游戏)他们的发行模式是不收取前置费用,并且承担所有投流成本,给游戏制作方进行利润分成,甚至还会给到收入流水分红和保底金。 在这个过程中我们得到了用心做产品的正反馈。 另外,我们也正在准备推进IP内容与电商方面的进展。这里面有几个教训。 一个是做哪个行业就要按照哪个行业的方式发展方式推进。 曾经我们对于IP内容塑造这方面是缺乏重视的,短期来看虽然能够依靠我们几个人的人脉关系达成一些联名合作,但是内核塑造的缺乏一方面让IP本身缺少长期的粉丝积累,也让IP授权的商业化变得困难,缺少内核的IP本质上和国潮外卖的印花没什么区别。 第二是要卖货一定先解决销售渠道。 CutUp其实是一个很典型的反面教材,我们高举高打,把调性拉得很高,但是产品卖不出去。虽然也做过类似音乐演出赞助、明星上身等等尝试,但问题是淘宝店都没有,想买都找不到在哪里买。确实是有一些Rapper的粉丝来问过我们这个问题,后来由于信任问题、便捷性问题等还是没有从官网下单。 说到卖货做电商,又不得不提到上文提到的教训,那就是别强行做自己不擅长的领域。而做电商就又不是我们擅长的领域了,而且如果你对这个行业有所了解,所需的电商团队、投放成本仍然是笔不小的开销。 所以我们正在与一个专业团队洽谈,他们是专业做电商的,前面一两年时间一直被身边的小幽灵Holders CX,很喜欢这个IP,所以希望能拿到小幽灵的授权来开店,销售手办、毛绒玩具等周边商品,既能赚钱又能通过内容+实物商品相结合的方式提升IP的认知度。 他们的负责人经验丰富,有信心利用淘系投放的方法论很快速地将店铺提升到类目Top40,并且结合小幽灵优质的IP属性和内容继续向上攀升。 目前我们还在洽谈中,顺利的话会在四月份开始启动这件事情。 另外我们也开始接一些设计外包的工作来创收。我们注意到随着市场进入混乱期,不少项目有Rebranding、周边设计及制作等设计方面的需求,现在我们也开放接单,如果你的项目有需要的话欢迎随时带着需求和预算私信我。目前我们的设计老师刚刚启动一个项目,新的需求预计能够在两周后启动起来。 我们是一家很小的创业公司,并没有获得任何大机构的支持,这也是我们几个人的首次创业。我们正在摸索道路,并在犯错中逐渐成长。前段时间我们陷入了严重的困境,不过好在业务逐渐丰富起来并且创造了收入能够养活现在的团队,后续还有很多即将落地、值得期待的事情。 一切都在慢慢变好。现在我也很难说我们在做的还是不是一个Web3的项目,我们还是不是一家Web3的初创公司,但我希望我们能够乘着九紫离火运踏踏实实做业务,做时间的朋友。

小幽灵没做起来是我入圈最大的遗憾,也是支撑我还没退圈的原因 作为初次创业者几乎把会遇到的坑都踩了一遍,对web2 or web3发展的摇摆不定、为了能拿到融资不断增加的产品线、为了我们的执念忽略掉的PMF…… 不过还好我们还在牌桌上,团队的调整让我们有更明确的目标和更强的执行力,我们会努力让小幽灵这个IP持续运营下去,做一个长周期的事业。 同时,我们也正在探索更Crypto的机会,希望结合生态势能、金融杠杆找到一条新的道路。 后半段的故事李爹没有和我们提,从风哥这里看到之后心里更难受了。很长一段时间都不知道如何面对我们的投资人,希望我们后面筹划要做的事情能够做成,回报一直默默支撑我们的人。 我相信常怀愧疚与感恩能让我们走得更远,如果努力做不到,那就更努力一点。

投资就是投人 之前看WGG小幽灵想做TG小游戏,然后,我特别感兴趣,然后直接去找了他们,说想投点,那时候的TG游戏真的是风口。 然后直接照了 @sleepy0x13 聊了下,说想投资,因为也知道 @Christianeth 和小幽灵是深度的关系。我觉得投资就是投人,我挺认可他的,那时候我没他微信,TW没聊过几句。当然直到现在我们都没聊超过30句话。 当时那一轮WCG就2M融资额度,我说随便投多少都可以,所以当时就投了150K$,也就一百万的样子吧。 但是呢,由于市场行情问题,众所周知TG赛道无了,小幽灵呢也挺努力,但是呢还是没怎么做起来。 今天李哥还找我说,商量下把之前的投资款退了,说挺努力,没做起来挺遗憾。 我只能说,投资就是投人,有道德感的人,负责人的人才是最值得投资的。 至于退回的投资款,我会直接存入 @0xinfini ,为什么,投资就是投人,挺简单的道理。 如果你相信一个人一次,如果没让你失望,那你可以继续相信他。
