It’s been three months since I started searching for an SMB to acquire... To say I was out of my comfort zone would’ve been an understatement. I don’t have an MBA. Zero background in M&A or PE. I barely knew what an SBA loan consisted of. BUT I’m learning as I go... 👇

I have a morning yard guy. Retired older man. He works Monday-Friday. 5am-8am. $25hr He inspects every truck every morning, ensuring fluids are topped off, all tires are 100-110psi. Checks for leaks, greases trucks weekly, fire extinguishers are inspected, checks brakes, repairs simple stuff or notates necessary repairs, records any damages, ensures vehicles are fueled, started, warmup, a/c or heat is on, windshields are clean etc. Best $75/day I ever spend. Saves me 5-10x Now, I do wish I could have him wash the trucks, but the 5am-7am that the trucks are on the yard isn’t enough time or ideal. I used to also have a guy wash all trucks on Saturday. When winter hit, he stopped and I never restarted that task

I would pay a good amount of money if someone came every Friday afternoon and: - Washed, vacuumed and filled up the trucks. - Washed, greased and replaced broken teeth on the machine. - Refilled my chainsaw, and blower. - Made sure everything was ready to go for Monday. Someone start this.

Current org chart looks like this (image attached). Delegating more complex tasks and decision making has been stressful the last 4-6 weeks since we promoted the three management positions. It has taken a tremendous amount of trust. It has also opened up my schedule daily to work on things that only I can do. There’s already been mistakes made and a lot of bumps that have needed to be smoothed out. A lot of short term hurdles created. Long term this was the only way for us to continue growth. What positions do you think my company needs to add next?

We have 11 guys starting in the next two days. Front line crew. What’s your guess on the number still here in 2 weeks? Hint: it will be 89 degrees on wed. But on a serious note - hiring is the #1 thing right now. If we can get the people right we are going to crush. We have the work. We have the leadership. Need the staffing. We will see.

In my opinion this is one of those things that people say but isn't actually true. People like what PE or PE like companies provide, which is why they produce more revenue at higher profit margins. Family owned sounds nice but for the vast majority is purely sentimental.
Todd Llewellyn@ToddLlewellyn

There’s literally no reason to hire a large private equity backed home service company. Homeowners are starting to realize this. A small family owned company can do everything they do. We can do it better and we can do it for a better price.

We fired an employee today and it makes me really proud of how far we’ve come. We caught one of our top plumbers - someone who installs more than $1m a year of plumbing work - stealing copper from jobs. We fired him immediately without hesitation. 3 years ago this decision would have been harder - could we handle the revenue impact? The benefit of growing is it lets you raise your standards. Culture is what you tolerate and it’s easier to have a good culture when you have the stability to make the calls.

I found a way to sell AI infrastructure to companies doing $2M-$50M/year. ALL with no sales team, enterprise connections or cold calls. Businesses are desperate for Ai implementation right now and anyone can do this. But most people get it wrong and that's why they fail. They lead with tools, ex) "we build automations" or "we integrate AI." That means nothing to a CEO managing 40 people and $5M in revenue. They pitch features instead of showing the cost of doing nothing. And they price hourly, so the buyer treats them like a freelancer instead of a partner. Mid-market and enterprise companies are bleeding $100K-$500K/year on broken processes, bloated SaaS stacks, and manual work they don't even realize they're paying for. They WANT to buy AI infrastructure, they just don't trust most people selling it. Because most people selling it sound like every other agency. I created a guide breaking down exactly: → How to position AI infrastructure so executives actually listen → The discovery framework that turns a 30-min call into a $25K-$100K project → How to calculate ROI so the price sells itself → The 3-pillar strategy process that closes 60%+ of qualified prospects → Why "sell the map before you sell the build" changes everything RT + reply "INFRA" and I'll send you the FULL guide (must follow so I can DM)

@moseskagan 100% agree. I see it every day in home services. Sometimes someone who can be great just needs one person to take a very very small chance on them I also just love the high agency from you on this whole post - 99.99% read the article and that’s it. Inspiring.

NYC peeps (in particular): Writing to ask a favor. A few days ago, read this Times article about a 28 yr old in NYC, hustling to make a living. Found his story about starting a small food business during Covid and working as a cleaner all over NYC while helping support his mom admirable. Reached out to the reporter, who put me in touch with Tyson. We had a call yesterday and, while obviously one call doesn't mean that much, I came away thinking this is a person who deserves better opportunities in life. Here's my ask: Are you in a position to offer a job to a smart, personable, hard-working, high school graduate (with some college) who will grab onto that opportunity with both hands? Would you be willing to take a call with him? If so, please DM me your email and a sentence or two about you / your organization and I will put you in touch. Let's see if we can help put this guy on a better life trajectory. Here's the full story: nytimes.com/interactive/20…

What US city has the largest gap between national perception and reality? My answer: Detroit Everyone seems to think it’s a run down hell hole w nothing but boarded up buildings. In reality: > Completely rejuvenated downtown w businesses, residential, restaurants, & nice sports venues – Ford Field (Lions), Comerica Park (Tigers), Little Caesars Arena (Pistons & Red Wings) > One of the best airports in the country – Delta hub w direct flights all over the world > Tons of history, culture, and classic architecture > Diversifying economy beyond auto into tech, medical, etc. > People are genuinely nice but also super tough & resilient Of course it’s not all unicorns and rainbows. While some parts of the city are making a comeback, others are being left behind. There’s crime, traffic and all the other things most big cities battle. But if Detroit has a national reputation of 1/10, in actuality I think it’s more like 7/10.
