The "messy middle" is where companies tend to get stuck. At $500k, you can manage everything yourself for the most post. At $5M, you can hire around some of the messes. At $1.5M? $2M? Too big for the systems that got you there. Too small to afford the management layer that would get you out of the weedy stuff. You don't need a $150k a year hire to get out of the messy middle. 1. Document the 70% of decisions that don't actually need to route through you at all 2. Build a system of accountability based on real data 3. Create ownership of outcome expectations 4. Know your numbers 5. Define excellence and hold the line Then, empower a $70K person to own those outcomes.

@BowTiedKong @RobertMSterling So sorry. My kids mom died when they were young but old enough to know what happened. It felt like our world ended. I don’t know that it’s gotten any easier for them. But they’ve adjusted and find joy in life. All I’m trying to say is that there’s a future where it hurts less.

I know it's not supposed to be fair, but he's four. It's such bullshit, and at the end of the day I just put on a face to get through it when really I probably should go to a wreck room and not come out until I'm drenched in blood and sweat Please don't drink, it's the fucking worst. Would not wish this on anyone Don't need sympathy etc etc just venting because what the fuck else am I supposed to do

From corporate to owning forklift service company. 18 months in. Here is the honest version. Built: -Moved into a 7,500 sq ft facility (from 500) -2 new service trucks -@Nutshell CRM + @FieldPulseApp FSM -New website, top 3 on Google -@jaltest diagnostic software -2 techs hired -1 tech moved into newly created sales role -Office team is rock solid -Pricing updated for 2026 -Core business KPIs created -Revenue up 18% -EBITDA flat From the outside it looks like things are working. A life event happened to me and it made me ask myself one question. What happens if a key person leaves, has a life event and/or is out for an extended period of time? The answer was not good. What Was Not Built: Systems anyone else can follow. Everything here runs on tribal knowledge. No documentation. No process that survives one person walking out the door. You can build a lot in year one. But if it all lives in people's heads, you do not have a business. Q2 we are fixing that. Documenting everything. We are building a central nervous system the whole team can access. Using AI to do it. Oh yeah, we are starting forklift sales and a leasing program on top of all of it. Year two is different.

if I was starting a local service business from scratch today with nothing but a truck and a phone, here is exactly what I would do in the first 90 days to get leads from Google day 1. pick a business name that includes your service and your city. "Dallas Roofing Pros" or "Mesa Pest Control." file the LLC with that exact name. this is the single biggest competitive advantage you can give yourself on day one and most people blow it by naming their company after their last name. day 1. buy the exact match domain. dallaroofingpros.com. it's probably available for $12. if for some reason it's taken, ask claude for variations day 1. set up a Google Workspace account with that domain. pay the few bucks a month. Google trusts you more when your email matches your domain. you'll use this account to set up everything else. week 1. get a physical address. find the cheapest, most run down office space you can on LoopNet or Redfin. nobody is coming to this office. it exists for Google. if you can get one for $500 a month, do it. put a sign up with your business name and address on the door. week 1. set up your Google Business Profile using the Workspace account. use your exact match business name. pick the correct business category by searching your target keyword and matching whatever the top 3 are using. fill out the entire description using every character up to the 750 limit. include your keyword and service areas naturally. week 1. verify your address. take photos of the sign, the office, the interior. make it look like a real place of business because it is one. week 1. build a website on that exact match domain. it does not need to be fancy. use Lovable or any AI builder. homepage targets your main keyword. H1 tag says "Dallas's Most Trusted Roofing Company." meta title says "Dallas Roofing Pros | Roof Repair and Replacement." put your phone number above the fold. put your address in the footer. add a real about us page with your name and photo. week 2. build a location page for every city and suburb you want to service. one page per city. unique copy on each one. mention local landmarks and neighborhoods. interlink all of them back to the homepage. week 2. create social media profiles on Facebook, Instagram, TikTok, and LinkedIn. you don't have to post yet. just get them live. these are backlinks from high authority domains that tell Google you exist. week 2. start building citations. Yelp, YellowPages, BBB, Uber, your local Chamber of Commerce, Bing Places. make sure the name, address, and phone number are identical across every single one. this is not optional. week 2. add schema markup to your website so Google can read your business name, address, phone number, and service area in structured data. week 3 through month 3. this is where the real work starts. reviews. call every friend you have. call every family member. call every person who owes you a favor. ask them to leave you a detailed Google review with a photo. not "great service 5 stars." a real review that mentions the service, the city, and their experience. aim for a review a day. do not dump 30 in one day. spread them out. make sure the majority are from people who are actually in your metro area. avoid multiple reviews from people with the same last name. month 1 through month 3. build 5 to 10 high quality backlinks per month to the homepage. reach out to local charities and offer a donation in exchange for a link on their sponsors page. find local news blogs and pitch a story. get listed on every local directory you can find. use Google Gemini or ChatGPT deep research to find link opportunities specific to your city. month 1 through month 3. post a GBP update every single week with a photo and your keyword plus location. "just finished a full roof replacement for our customer in Plano" beats "check out our latest work" every time. write Q&As on your own profile with keywords in the answers. upload new photos every week. respond to every review within 24 hours. month 1 through month 3. turn on driving directions to your office every time you go there. have anyone who works for you do the same. by day 90 you should have 50 to 80 reviews, a fully optimized GBP, a clean website with location pages, 30 to 50 citations, and a handful of quality backlinks. in most markets in the US that is enough to crack the top 3 in the map pack. in smaller cities you might already be number 1. from there it's maintenance. keep getting reviews. keep building links. keep uploading photos. keep posting updates. the compound effect takes over and your competitors won't understand what happened. this entire playbook costs less than one month of ad spend for most businesses. and unlike ads, the results don't disappear the second you stop paying.
