The first time I fired somebody it went about as bad as it could possibly go. They cried on the call and just started tearing into me about how terrible I handled it and I completely deserved it. The whole time this person was underperforming I never once gave them real feedback. I'd tell them they were doing great even though I knew they weren't. Didn't have the guts to say anything so I kept giving them flowers for months. Then one day I had to let them go and it came out of nowhere for them. They had no idea and loved working here. I just pulled the rug out from under them with zero warning. Still have nightmares about that conversation. Deserved every piece of shitty feelings I felt after because I went about it terribly. Now the way I think about it is really simple... If someone gets fired they should have seen it coming. When someone starts slipping I pull them aside and tell them straight up. And if they still don't fix it we put them on a formal Performance Improvement Plan. Two to four weeks of daily check-ins with clear expectations of exactly what needs to change or we part ways. A lot of people actually come out of this stronger because someone told them exactly what was expected. The ones who don't make it through... they already know. The conversation is just confirming what both sides feel. One of the harder lessons I've learned running a company by far

Firing people. It’s the worst. I hate those conversations, even if I strongly dislike the person or they’re clearly doing a bad job and costing me millions of dollars. I almost always avoid the conversation for far too long. The best way I’ve learned is to start by saying “look this conversation is going to be uncomfortable, but I’m letting you go today.” Most people let the conversation meander and only get to the point 10-20 minutes in. In my experience it’s better to just rip the bandaid off. This is true for most any breakup!
