At Coinbase, it's a fireable offense to create a new committee that has not been explicitly approved by Brian or myself. In the vast majority of cases, spreading authority across multiple people is inefficient. And once you’ve added an unnecessary layer of bureaucracy to something, it's harder to remove. Each new committee compounds, further slowing the business down - best to avoid this wherever possible.

1. How do you “manage time” when your only metric is how fast you can flip a company before the damage shows? 2. Do you schedule empathy before or after firing the CFO for missing your imaginary synergy targets? 3. What’s harder: finding time to read the deal memo or finding a conscience? 4. When you talk about “creating value,” is that before or after you strip-mine the balance sheet? 5. Do you meditate between layoffs or just breathe through your Cayman account statements? 6. How many hours do you block off to rename “exploitation” as “operational efficiency”? 7. Do you practice timeboxing, or do you just box out the original founders entirely? 8. Is your favorite productivity tool Excel or plausible deniability? 9. How much time do you spend on “long-term vision” before the next exit wipes your memory clean? 10. Do you call it “work-life balance” because someone else does the work and you live off the balance? 11. How do you budget time for due diligence when you’re already due for a new yacht? 12. Do you consider the 100-hour weeks of your analysts a “cost center” or just background noise? 13. What’s your morning routine - cold plunge, spin class, then casually dismantling another 40-year-old business? 14. How do you stay grounded while hovering above the real economy in a private jet? 15. Do you even notice time passing, or does it stop for everyone with carried interest?

One story that really stuck with me at a turnaround where I was CFO was that of the AR clerk. If you've been in a turnaround, you know AR clerks are basically the most important people in the company. When you are cash strapped, collecting cash is like oxygen. At this particular company, we had two AR clerks with the same name. Both did a great job and both were overworked. Becky #2 was particularly good in her role. While we didn't have cash to spare, it was important that she remain motivated and focused. I decided I would give her a raise of over 10%. She wasn't highly paid but that was still meaningful to her. I met with her in my office and gave her the news. She smiled. Of course, this was unexpected but it also felt like an early sign that we were winning. She was a close-to-the-vest lady, so she wasn't terribly expressive, but I could tell she was appreciative. She walked back to her desk. A few minutes later, I walked out of the building, past her cubicle and noticed her screen. She was researching new cars - Toyota Corollas. My initial reaction was to judge: "C'mon, really? A new car? Maybe try to save some $ in case we go under!" But as I walked to the parking lot, I noticed her car - a 10+ year old Toyota Corolla. Paint chipping, dirty, and clearly not in great shape. She wasn't researching a new car to be flashy (it's a Corolla), but out of necessity. She needed a new car just to reliably get to work. That's what most miss about turnarounds. It's not just the company's profits suffering or the investors' returns. Employees - people - individual human beings - often have to put their lives on hold as a result of someone else's bad decisions. In turnaround situations, all the finance guys will tell you it's about 13-week cash forecasts and managing operational KPIs and negotiating with vendors. They're not wrong- you absolutely have to do those things. But by far the biggest challenge is people... How do you convince people on a losing team that we will turn this around? How do you retain talent without the ability to compensate more? How do you motivate when you can offer little financial incentive? How do you keep people from feeling hopeless and exploring other opportunities? I don't think there's any job harder than being the CFO of a turnaround and that's not just because investors want their 13-week CF forecast... It's because you are the man holding the checkbook- one of the few people who can provide security to people on shaky ground. Turnarounds are about leading people.

@girdley Former McKinsey consultant here with colleagues on the Lilli team. The headline is that there was a large team dedicated to making the tool deployable - ton of work. Essentially Lilli was its own stack that sat between the corpus (knowledge base) and the LLM, which were varied.

CPI: The index for meats, poultry, fish, and eggs rose 1.9 percent over the month, as the index for eggs increased 15.2 percent. This was the largest increase in the eggs index since June 2015 and it accounted for about two thirds of the total monthly food at home increase
